Resumen
El estudio de consultoría estratégica para TRANSA S.A. tuvo como objetivo
identificar, analizar y proponer soluciones que permitieran optimizar sus procesos operativos
y financieros, fortalecer su gobierno corporativo y mejorar su competitividad en un entorno
empresarial dinámico. El diagnóstico inicial reveló problemas críticos relacionados con la
eficiencia operativa, la gestión de costos y la transparencia organizacional, que afectaban
tanto la rentabilidad como la satisfacción del cliente. Utilizando herramientas como
diagramas de Ishikawa, análisis de causa-efecto y KPIs, se priorizaron áreas clave de mejora,
con un enfoque estratégico orientado a transformar a TRANSA S.A. en una organización
eficiente, ética y sostenible. Entre las alternativas evaluadas, se destacaron tres pilares
fundamentales: la implementación del Balanced Scorecard, la optimización de procesos
internos y la reestructuración del gobierno corporativo, las cuales fueron estructuradas en un
plan detallado que incluyó un cronograma de 12 meses y un presupuesto de 3 millones de
soles, con asignaciones específicas para modernización de flota, mejora de infraestructura,
implementación de tecnología y capacitación del personal.
Los resultados proyectados subrayan el impacto positivo de estas iniciativas,
destacando en el escenario optimista un Valor Actual Neto (VAN) de S/ 6,207,520 y una
Tasa Interna de Retorno (TIR) de 74.44%, mientras que incluso en un escenario conservador
se evidenció rentabilidad, lo que reafirma la viabilidad económica del proyecto. Asimismo, se
recomendó establecer un sistema de monitoreo en tiempo real para el seguimiento de los
KPIs, fortalecer la cultura organizacional con programas de desarrollo y asegurar la
alineación estratégica a través de una comunicación efectiva. Este plan estratégico
posicionará a TRANSA S.A. como líder en su sector, capaz de afrontar los retos del mercado
con resiliencia, eficiencia y compromiso con la sostenibilidad, asegurando su crecimiento
competitivo a largo plazo.
The strategic consulting study for TRANSA S.A. aimed to identify, analyze and propose solutions that would optimize its operational and financial processes, strengthen its corporate governance and improve its competitiveness in a dynamic business environment. The initial diagnosis revealed critical problems related to operational efficiency, cost management and organizational transparency, which affected both profitability and customer satisfaction. Using tools such as Ishikawa diagrams, cause-effect analysis and KPIs, key areas for improvement were prioritized, with a strategic focus aimed at transforming TRANSA S.A. into an efficient, ethical and sustainable organization. Among the alternatives evaluated, three fundamental pillars stood out: the implementation of the Balanced Scorecard, the optimization of internal processes and the restructuring of corporate governance, which were structured in a detailed plan that included a 12-month schedule and a budget of 3 million soles, with specific allocations for fleet modernization, infrastructure improvement, technology implementation and staff training. The projected results underline the positive impact of these initiatives, highlighting in the optimistic scenario a Net Present Value (NPV) of S/ 6,207,520 and an Internal Rate of Return (IRR) of 74.44%, while even in a conservative scenario profitability was evident, which reaffirms the economic viability of the project. Likewise, it was recommended to establish a real-time monitoring system to track KPIs, strengthen the organizational culture with development programs and ensure strategic alignment through effective communication. This strategic plan will position TRANSA S.A. as a leader in its sector, capable of facing market challenges with resilience, efficiency and commitment to sustainability, ensuring its long-term competitive growth.
