Abstract
La Facultad de Educación (FAE) de la Pontificia Universidad Católica del Perú, como
parte de su plan estratégico institucional, considera asegurar una gestión eficiente y eficaz de
los recursos y del personal académico y administrativo, en tal sentido, y a solicitud de la
Decana de la FAE, la presente consultoría tiene como propósito analizar la gestión
administrativa de la Secretaría Académica.
Se realizó un análisis externo e interno con la metodología PESTE - Cinco Fuerzas de
Porter y AMOFHIT respectivamente, a través de ello, y con la validación de las autoridades
de la FAE, se determinó la gestión por procesos como el problema clave a intervenir. La
propuesta de solución: Implementar una gestión en base a procesos, nos llevó a elaborar un
inventario de procesos administrativos, 15 fichas técnicas, descriptivos y flujogramas. Luego,
a solicitud de la Decana y Coordinadora Académica, se analizaron dos procesos mediante la
metodología AVA – ESIA, proponiendo una versión TO BE, que reduce, principalmente, los
tiempos de espera y el número de participantes. Asimismo, se digitalizó, con el soporte de la
Unidad de Transformación Digital de la PUCP, el proceso de Constancias de Situación
Académica, a través del BPM Kissflow, que permitió, además, proponer los indicadores de
tiempo de atención y satisfacción del alumno.
Finalmente, se recomienda reforzar mediante capacitaciones, los conceptos
relacionados a gestión por procesos y a la digitalización mediante Kissflow, a fin de que se
digitalicen los demás procesos identificados.
The purpose of this consultancy is; to analyze the administrative management of the Academic Secretary. And as a request of the Dean of the FAE, as part of its institutional strategic plan, the Faculty of Education of the Pontifical Catholic University of Peru considers ensuring efficient and effective management of resources and academic and administrative staff. Then, at the request of the Dean and Academic Coordinator, two of them were analyzed, through the AVA – ESIA methodology, proposing a TO BE version, which mainly, reduces waiting times and the number of participants in the process. Likewise, the process went digitized with the support of the Digital Transformation Unit from PUCP, the process of the Academic Situation Certificates, through the BPM Kissflow, which allowed, also to propose the indicators of attention time and student satisfaction. Finally, the recommendation is to reinforce the concepts related to process management and digitization with "Kissflow" through training, so the other identified processes are digitized.
