Resumen
CCP S.A.C. es una empresa peruana, ubicada en Puente Piedra, Lima, con más de 10 años de
experiencia en la fabricación y comercialización de postes diseñados para alta, media y baja
tensión; así como de accesorios de concreto (como media losa, ménsulas, crucetas, palomilla,
bloques, cajas y ductos), y de la disposición final del poste y accesorios de concreto armado
centrifugado. A través del análisis del entorno interno se logró identificar que la empresa
tiene debilidades relacionadas con la sobrecarga de trabajo para el personal del área de
administración/gerencia, la ausencia de un administrador, la falta de un plan estratégico
comercial, la falta de mayor presencia digital, la dependencia exclusiva de la página web para
la captación de clientes, entre otras. Se identificó como problema central actual la falta de un
plan estratégico comercial y mediante la metodología DMAIC (acrónimo de cinco pasos:
Definir, Medir, Analizar, Mejorar y Controlar, por sus siglas en inglés) y el Diagrama del
Modelo de Ishikawa se determinó que las cinco causas con mayor ponderación en la Matriz
de Priorización de Causa-Raíz serían las que se asumirían para presentar medidas estratégicas
que puedan fortalecer la gestión comercial de CCP S.A.C. Por esta razón, se plantearon cinco
alternativas de solución al problema central de la empresa y una vez evaluados de acuerdo
con los criterios de impacto, costo, tiempo y eficiencia y se determinó que la formulación e
implementación del plan estratégico comercial sería la más práctica e idónea para resolver el
problema de CCP S.A.C. Se efectuó la evaluación económica - financiera y se encontró que
la implementación de la alternativa de solución seleccionada es viable para la empresa, dado
que se obtuvieron resultados económicos – financieros positivos, como lo fueron: VAN de
S/321,183.21; una TIR de 56%, un indicador beneficio / costo de 2.25 y un indicador de
período de recuperación o payback de 1.83, es decir, poco después del segundo año de la
implementación, asumiendo una inversión de S/256,380.00.
CCP S.A.C. is a peruvian company, located in Puente Piedra, Lima, with more than 10 years of experience in the manufacture and commercialization of poles designed for high, medium and low voltage; as well as concrete accessories (such as half slabs, brackets, crossarms, blocks, boxes and ducts), and the final disposal of the pole as well as the centrifugally reinforced concrete accessories. Through the analysis of the internal environment, it was possible to identify that the company has weaknesses related to the work overload for the administration/management staff, the absence of an administrator, the lack of a strategic business plan, the lack of greater digital presence, the exclusive dependence on the website for customer acquisition, among others. The lack of a commercial strategic plan was identified as the current central problem and through the DMAIC methodology (Define, Measure, Analyze, Improve, Control) and the Ishikawa Model Diagram it was determined that the five causes with the highest weighting in the Root Cause Prioritization Matrix would be those that could be assumed to present strategic measures which could strengthen CCP S.A.C.'s commercial management. For this reason, five alternative solutions to the central problem of the company were proposed and once evaluated according to the impact criteria, cost, time and efficiency, it was determined that the formulation and implementation of the commercial strategic plan would be the most practical and suitable alternative to solve the CCP S.A.C. central problem. The economic-financial evaluation was carried out and it was found that the implementation of the selected alternative solution is viable for the company, given that positive economic-financial results were obtained, such as: NPV of S/321,183.21; an IRR of 56%, a benefit/cost indicator of 2.25 and a payback period indicator of 1.83, that is, at the beginning of the second year of implementation, assuming an investment of S/256,380.00.
