Reportes de sostenibilidad como herramientas de gestión para la empresa Esttilo Digital S.A.

Abstract
Esttilo Digital S.A. es una empresa peruana que inició operaciones el año 2009,
tranzándose como objetivo brindar una alternativa competente y enfocándose en la calidad de
sus productos, con un alto estándar de servicio al cliente. Actualmente la empresa cuenta con
un portafolio de productos entre los cuales se considera la impresión de gráficos, formatos
con diseños diversos según la necesidad del cliente, así como la producción de sobres,
contómetros, entre otros. Adicionalmente la empresa Esttilo Digital se encuentra ubicada en
Lima Metropolitana, específicamente en el distrito de Breña.
En la siguiente tesis de investigación se ha tomado como base el reporte de
sostenibilidad: Iniciativa de Reporte Global, el cual, es el estándar más difundido entre las
corporaciones que han decidido diferenciarse en su sector para cumplir voluntariamente con
las directrices de su aplicación en la dimensión económica, social y medioambiental de sus
actividades. El reporte del cumplimiento de estas directrices ha servido para elaborar el
levantamiento de la situación actual y proponer el uso de herramientas de gestión que aporten
a la empresa Esttilo Digital en su camino de sostenibilidad y crecimiento en la industria.
A su vez se realiza una consultoría que toma datos de la industria en la que se
encuentra operando la organización. Para esto se tiene como referencia las herramientas de
modelamiento estratégico que permiten realizar en análisis en base a distintos aspectos como,
por ejemplo, las Cinco Fuerzas de Porter, el análisis de los factores externos que influyen o se
estima podrían influir a la empresa puesto que la proyección de estos indicadores estaría
directamente correlacionada con la continuidad del negocio.
Adicionalmente, se hace un despliegue de la información del análisis interno de los
procesos de la empresa, en los que se detalla el estado actual de las actividades en cada área,
niveles de comunicación, toma de decisiones, organización del personal tanto interno como
externo y las estrategias de abastecimiento de materia prima, insumos, la secuencia de operaciones que permiten generar valor agregado al producto y finalmente la distribución de
los productos terminados, apoyados por las áreas de soporte.
Otro tema tocado en la presente tesis es el análisis para detectar los problemas claves
de la empresa, para esto se utilizó el Análisis cuantitativo y cualitativo de los factores
relevantes, con esta información se ha podido estructurar un listado de posibles soluciones
basadas en las oportunidades con las que cuenta la empresa y se tienen que aprovechar así
como las amenazas, las cuales se tienen que mitigar o preparar un plan de acción para pasar a
tener control sobre éstas y con el tiempo convertirlas en oportunidades de mejora que sumen
al alcance de los objetivos.
Los problemas claves que afectan a la empresa Esttilo Digital, son: La alta
concentración de decisiones en una sola persona, el gerente general, quien se encarga de
actividades de todas las áreas de la empresa, lo que genera ciertas ineficiencias en los
procesos de obtención de nuevos clientes y la falta de indicadores de gestión y control de
procesos que no permiten un adecuado monitoreo de las diversas actividades.
Por ello se ha presentado las siguientes propuestas de mejora como el mentoring al
gerente general, el desarrollo de una cultura de innovación y la implementación de controles
en los procesos, todo ello en conjunto con un plan de implementación adecuado, Esttilo
Digital podrá incrementar su productividad y cumplir los objetivos planteados, además de los
factores claves de éxito que se han detallado junto con los beneficios que acompañan dicha
implementación, la cual se encuentra enfocada en mejorar la gestión actual delineada por los
aspectos de sostenibilidad económica, social y medioambiental, que finalmente se convertirá
en el valor diferencial frente a los clientes actuales y potenciales.
Esttilo Digital S.A. is a peruvian company based in Lima Metropolitana, especifically in the district of Breña, that began operations in 2009, setting as an objective to provide a competent alternative and focusing on the quality of its products, with a high standard of customer service. Currently, the company’s product portfolio includes graphics printing, templates with diverse designs according to customer’s needs, as well as envelopes production, contomers among others. In the following research thesis, the “Global Report Initiative” has been taken as a basis, which is the most widespread among corporations who have decided to differentiate in their sector to voluntarily comply with the guidelines of its application on the economical, social and environmental dimensions of its activities. The report of compliance of these guidelines has served to elaborate the survey of the current situation and to propose the use of management tools that contribute to Esttilo Digital on their way to sustainability and growth in the industry. In turn, a consultancy is carried out, that takes data from the industry in which the company is operating. For this, strategic modelling tools are taken as a reference, which allow to perform an analysis based on different aspects such as Porter’s Five Forces, external factors analysis that influence or are estimated to influence the company given that the projection of these indicators would be directly correlated with business continuity. Additionally, the information on the internal analysis of business processes is displayed, detailing the current status of the activities in each area, levels of communication, decision making, organization of internal and external staff and the strategies of supply of raw materials, inputs, the sequence of operations that allow generating added value to the product and finally the distribution of the finished products, supported by the support areas. Another topic covered in this thesis is the analysis to detect company key problems, for this quantitative and qualitative analysis of relevant factors was used, with this information it has been possible to structure a list of potential solutions based on opportunities which the company counts on and can take advantage of, as well as threats which have to be mitigated or prepare an action plan to have control over them and eventually turn them into improvement opportunities that add to the scope of the objectives. Key problems affecting Esttilo Digital company are: high concentration of decisions in one sole person, the General Manager, who has participation in activities across the company, which generates certain inefficiencies in customer acquisition processes and lack of management indicators and process control that don’t allow an adequate monitoring of all the company activities. For this reason, the following improvement proposals are presented, such as mentoring to the General Manager, the development of an innovation culture and process control implementation, all in conjunction with an appropriate implementation plan. Esttilo Digital may increase its productivity and accomplished the established objectives, in addition to the key success factors that accompany such implementation, which is focused on improving the current management outlined by the aspects of economic, social and environmental sustainability, which will finally translate into differential value to current and potential customers.
