Resumen
Business Consulting para la empresa In Solutions S.A.C., una compañía de capital
peruano fundada en Lima en el año 2013. La empresa se especializa en proporcionar
soluciones de identidad digital, firma digital y seguridad de dispositivos, destacándose por
una integración mínima que facilita su implementación y reduce las barreras técnicas. Desde
el 2020 la empresa ha venido teniendo un incremento considerable en sus ventas; la pandemia
de Covid-19 fue un habilitador de proyectos de muchas empresas, logrando crecer entre 26%
y 54% por año del 2019 al 2023, con un incremento de ventas de $1’354,445 en el 2019 a
$4’ 953,500 en el 2023. El 2024 sin embargo, fue un año en el que hubo una retracción de
ventas, cerrando las mismas en $4’200,000 aproximadamente. Esto último ha generado la
necesidad de realizar un business consulting para evaluar la posibilidad de internacionalizar la
empresa en otros países de la región y recuperar el crecimiento sostenido que venía teniendo
los últimos años.
Dentro de sus líneas de negocio, la biometría y la firma digital se posicionan como las
más rentables. La compañía, representa marcas globales y reconocidas en el medio, por lo que
añade valor desarrollando productos complementarios que mejoran la experiencia del cliente.
Su enfoque en calidad, precios competitivos y un equipo altamente especializado, junto con
un servicio ágil y personalizado, refuerza su posición como socio estratégico confiable,
adaptándose a las necesidades específicas de sectores corporativos y potenciando la
efectividad de sus soluciones. Según datos internos de In Solutions (comunicación personal, 9
de junio de 2024), la empresa cuenta con un total de 22 empleados.
Durante los últimos años, In Solutions ha presentado sus servicios principalmente en
Perú, los cuales se han caracterizado por el desarrollo de soluciones de identidad y firma
digital, esto como consecuencia de un fuerte marco regulatorio enfocado a propender por los
mecanismos de autenticación biométrica y firmas electrónica; hecho que pone al país en
segundo lugar de la región en la adopción de este tipo de soluciones. Sin embargo, con un
amplio camino por recorrer debido a los factores culturales y de adopción de este tipo de
productos. Con el fin de entender y analizar los procesos de In Solutions, se revisó el contexto
interno y externo encontrando las fortalezas, debilidades, amenazas y oportunidades, que
caracterizan la operación de la empresa en la actualidad. Luego, el análisis financiero
evidencia que la rentabilidad de la empresa empezó a decrecer en los últimos años. Como se
muestra en el EBITDA en la Figura 7, lo que sugiere un desempeño financiero inferior al
previsto en los servicios de biometría y firma digital, por lo que se plantearon alternativas de
solución, analizadas en función de los criterios de factibilidad y beneficio. Dando como
resultado la propuesta de solución referente a la internacionalización de los servicios por
medio de alianzas estratégicas.
Para ello, también se hizo un análisis de comparación entre algunos países de la
región, con el objetivo de determinar hacia donde se deberían dirigir los esfuerzos de
internalización, para ellos se analizaron las variables de: (a) potencial de mercado, (b)
facilidad de implementación, (c) costo y (d) riesgo, obteniéndose como candidatos principales
Chile y Colombia. En ese sentido, se plantea un cronograma de implementación, con
actividades de ejecución principalmente enfocado en la externalización de los servicios en
dichos países. Asimismo, se analizó la solución mediante una evaluación financiera por medio
de un estado de resultado, donde se demuestra su viabilidad económica, realizándose tres
escenarios de análisis. En el escenario base, se obtiene una utilidad marginal de 40% en Chile
y 42% en Colombia, ratificando que desde el primer año la solución planteada es viable,
debido a un aprovechamiento de la infraestructura y capacidad instalada de In Solutions, y el
relacionamiento con terceros en los países señalados, ya que hace que los costos sean
marginales en la operación a internacionalizar.

Over the last few years, In Solutions has presented its services mainly in Peru, which have been characterized by the development of identity and digital signature solutions, this through a regulatory framework focused on promoting biometric authentication mechanisms and electronic signatures; a fact that puts it in second place in the region. However, with a long way to go due to cultural factors and adoption of this type of product. Cause to understand and analyze In Solutions' processes, the internal and external context was reviewed, finding the strengths, weaknesses, threats and opportunities that characterize the company's operation today. Then, the company's main problem was identified, associated with a problem of lower-than-expected profitability in biometrics and digital signature services, so alternative solutions were proposed, analyzed based on the criteria of feasibility and benefit. The result is the proposed solution regarding the internationalization of services through strategic alliances. To the purpose, a comparison analysis was also made between some countries in the region, with the aim of determining where internationalization efforts should be directed, for which the following variables were analyzed: (a) market potential, (b) ease of implementation, (c) cost and (d) risk, obtaining Chile and Colombia as main candidates. In this sense, an implementation schedule is proposed, with execution activities mainly focused on the outsourcing of services in these countries. Likewise, the solution was analyzed through a financial evaluation through an income statement, where its economic viability is demonstrated, carrying out three analysis scenarios. In the base scenario, a marginal profit of 40% is obtained in Chile and 42% in Colombia, ratifying that from the first year the proposed solution is viable, due to a use of the infrastructure and installed capacity of In Solutions, and the relationship with third parties in the indicated countries, since it makes the costs marginal in the operation to be internationalized.
