Abstract
Manantial es una empresa dedicada al rubro de tecnología de la información, creada
hace 12 años, pero a raíz del crecimiento de la demanda de sus clientes fue necesario
aumentar sus servicios y actividades, además de que se requirió contratar más personal.
Manantial ofrece servicios Cloud, de base de datos, gestionados, de desarrollo, de monitoreo
y de outsourcing, por lo que cuenta con alianzas estratégicas con compañías líderes en TIC y
es socia de Amazon Web Servicios. De acuerdo a la revisión de la información brindada por
el personal del área gerencial de la empresa, se detectaron inconvenientes en la gestión de la
organización y se determinó que el problema central de Manantial es la falta de
estandarización en los procesos operativos y de soporte. Posteriormente, se realizó el análisis
de causa raíz donde se observaron como causas primarias que originaron el problema
principal las siguientes: (a) falta de organización para aprovechar las capacidades del
personal; (b) ausencia de una matriz de control interno de procesos; (c) estilo de liderazgo
inadecuado por parte de la gerencia general; y (d) falta de una distribución equitativa de carga
de trabajo. Se diseñaron tres alternativas para solucionar el problema, las cuales fueron: (a)
elaboración de un nuevo diseño organizacional; (b) estandarización de los procesos mediante
workflow; y (c) diseño de un plan de comunicación interna. Se propuso que estas opciones se
implementaran en un lapso de cuatro meses y para ello se calculó necesaria una inversión de
S/ 125,000, la misma que será recuperada en un escenario base en un año y 26 días; además
se obtuvo un VAN de S/ 315,728, una TIR de 99%, un ratio Beneficio / Costo de 3.53,
indicadores que permitieron demostrar la viabilidad del proyecto.
Manantial is a company dedicated to the field of information technology, created 12 years ago, but as a result of the growth in demand from its clients, it was necessary to increase its services and activities, in addition to the need to hire more personnel. Manantial offers Cloud, database, managed, development, monitoring and outsourcing services, for which it has strategic alliances with leading ICT companies and is a partner of Amazon Web Services. According to the review of the information provided by the personnel of the company’s management area, inconveniences were detected in the management of the organization and it was determined that the central problem of Manantial is the lack of standardization in the operational and support processes. Subsequently, the root cause analysis was carried out where the following were observed as primary causes that originated the main problem: (a) lack of organization to take advantage of the capacities of the personnel; (b) absence of an internal process control matrix; (c) inadequate leadership style on the part of the general management; and (d) lack of equitable distribution of workload. Three alternatives were designed to solve the problem, which were: (a) elaboration of a new organizational design; (b) standardization of processes through workflow; and (c) design of an internal communication plan. It was proposed that these options be implemented in a period of four months and for this an investment of S/ 125,000 was calculated, the same that will be recovered in a base scenario in one year and 26 days; in addition, a NPV of S/ 315,728 was obtained, an IRR of 99%, a Benefit / Cost ratio of 3.53, indicators that allowed demonstrating the viability of the project.
