Resumen
La presente tesis desarrolla una consultoría empresarial a Sociedad Agrícola Drokasa S.A.
(Agrokasa), con el objetivo de resolver un problema crítico en su proceso de abastecimiento:
la gestión ineficiente de las compras por campañas de cultivo. Esta situación ha generado
sobrecostos, stock sin rotación y baja eficiencia operativa.
El diagnóstico se realizó mediante herramientas como el análisis PESTE, Cinco Fuerzas de
Porter, AMOFHIT, entrevistas a líderes funcionales, análisis cuantitativo del proceso y
diagrama de Ishikawa. Se identificaron como causas raíz la limitada integración tecnológica,
proyecciones imprecisas y falta de estandarización en las compras.
La solución propuesta es la transformación del proceso de abastecimiento, mediante la
integración funcional de SAP S/4HANA, WherEX e HISPATEC, con soporte de algoritmos
predictivos, automatización y toma de decisiones basada en datos.
El plan contempla cuatro fases: diagnóstico, configuración tecnológica, prueba piloto y
escalamiento. Con su implementación, se busca reducir el 30% en actividades manuales
según la etapa actual y hasta un 60% con todas las integraciones, liberando 8,816 horas
anuales de tareas operativas. Además, disminuirá dos días del lead time de compras, generará
ahorros por renegociación con proveedores (1.5%) y reducirá un 68% las órdenes urgentes.
Los resultados cuantitativos y cualitativos confirman la viabilidad del proyecto, con un VAN
de USD 1,362,063, una TIR del 109%, y un VAN Social de USD 77,530.
La propuesta se alinea con la visión de Agrokasa de liderar en calidad, innovación y
sostenibilidad, fortaleciendo su competitividad en un mercado agroexportador cada vez más
exigente.
This thesis develops a Business Consulting project for Sociedad Agricola Drokasa S.A. (Agrokasa), aimed at solving a critical issue in its supply process: the inefficient management of purchases for crop campaigns. This situation has led to cost overruns, non-rotating inventory, and low operational efficiency. The diagnosis was carried out using tools such as PESTE analysis, Porter’s Five Forces, AMOFHIT, interviews with functional leaders, quantitative process analysis, and an Ishikawa diagram. The root causes identified include limited technological integration, inaccurate forecasting, and a lack of standardization in procurement. The proposed solution is the transformation of the supply process through the functional integration of SAP S/4HANA, WherEX and HISPATEC, supported by predictive algorithms, automation, and data-driven decision-making. The plan includes four phases: diagnosis, technological configuration, pilot testing, and scaling. Its implementation seeks to reduce manual activities by 30% in the current phase and up to 60% with all integrations, freeing up 8,816 hours of operational tasks per year. Furthermore, it will reduce the purchasing lead time by two days, generate savings through renegotiation with suppliers (1.5%), and reduce rush orders by 68%. The quantitative and qualitative results confirm the project's viability, with an NPV of USD 1,362,063, an IRR of 109%, and a social NPV of USD 77,530. The proposal aligns with Agrokasa’s vision of leading in quality, innovation, and sustainability, strengthening its competitiveness in an increasingly demanding agricultural export market.
