Abstract
San Miguel Servicios Logísticos SRL, conocida como San Miguel, es una agencia de
aduanas con más de 10 años de experiencia en el mercado de la ciudad de Piura, en el cual
realiza trámites aduaneros para el despacho de mercancías y regularizar el régimen de
exportación e importación. Entre los servicios que brinda San Miguel se encuentran: trámites
en aduanas en principales jurisdicciones, asesoría técnica aduanera, trámite de importación y
exportación, trámite de tránsito internacional de mercancías, trámite ante las autoridades
competentes sobre mercancías restringidas, entre otros. La finalidad de la presente consultoría
fue identificar el problema clave que padece San Miguel, no permitiéndole cumplir con una
adecuada gestión comercial, así como analizar sus causas principales. A través del análisis
competitivo y análisis interno se determinó que el principal problema de San Miguel es la
nula capacidad para generar clientes y a través de diferentes reuniones con el representante de
la empresa se determinaron los siguientes elementos causantes de esta incapacidad: (a) la
falta de especialización del servicio, (b) la carencia de un área de marketing o comercial, (c)
la falta de integración de los procesos hacia el cliente, (d) la falta de planeamiento estratégico
y (e) la participación del gerente general en otras áreas. Otro propósito de esta consultoría
empresarial es proponer una alternativa de solución ante el problema identificado, por lo que
se determinó que la especialización del servicio de la agencia de aduana (desarrollo de un
nuevo servicio) es la opción más idónea. Para implementar esta especialización se requiere
una inversión de S/ 228,000, de los cuales el 78% será financiado a través de un préstamo
bancario y cuyos indicadores financieros reflejan una tasa interna de retorno (TIR) de 24%,
mayor al Costo de Capital Promedio Ponderado (WAAC) de 13%, y un valor actual neto
(VAN) de S/ S/ 96,473.43. El monto total de la inversión será recuperado en un período de
tres años, cinco meses y 10 días, con un beneficio / costo de 1.42 soles, convirtiéndolo en un
proyecto económicamente viable.

Among the services provided by San Miguel are: customs procedures in main jurisdictions, customs technical advice, import and export procedures, international merchandise transit procedures, procedures before the competent authorities on restricted merchandise, among others. The purpose of this consultancy was to identify the key problem that San Miguel has, not allowing it to comply with adequate commercial management, as well as to analyze its main causes. Through the competitive analysis and internal analysis, it was determined that the main problem of San Miguel is the null capacity to generate clients and through different meetings with the company representative, the following elements were determined that cause this incapacity: (a) the lack of specialization of the service, (b) the lack of a marketing or commercial area, (c) the lack of integration of the processes towards the client, (d) the lack of strategic planning and (e) the participation of the general manager in other areas. Another purpose of this business consultancy is to propose an alternative solution to the problem identified, for which it was determined that the specialization of the customs agency service (development of a new service) is the most suitable option. To implement this specialization, an investment of S/ 228,000 is required, of which 78% will be financed through a bank loan and whose financial indicators reflect an internal rate of return (IRR) of 24%, higher than the Average Capital Cost. Weighted (WAAC) of 13%, and a net present value (NPV) of S/ S/ 96,473.43.
