Abstract
El Banco de Crédito del Perú es una empresa peruana reconocida a nivel nacional, que
brinda servicios financieros en Perú, Bolivia y Miami. Inicio sus operaciones en el siglo XIX,
con el nombre de Banco Italiano, recién en enero del 1942 cambio su razón social a Banco de
Crédito del Perú, siendo el mismo el principal activo del Grupo Credicorp y el holding
financiero más importante del Perú. Dentro de sus servicios que brinda están los préstamos
personales y a empresas; créditos hipotecarios; vehiculares; apertura de cuentas de crédito y
ahorro; seguros; fondos mutuos; depósitos a plazo; etc. Asimismo, brinda otros servicios
como transferencias nacionales e internacionales, pagos y tipo de cambio. El objetivo de este
Business Consulting es determinar porqué existe una demora en los tiempos de atención de la
generación de accesos para el perfil de los colaboradores de la empresa.
Para identificar el problema clave se elaboró en coordinación con las ocho personas
responsables del proceso: (a) líderes de Tribus, (b) Owners del proceso, y (c) jefaturas en el
BCP. Asimismo, se aplicó la Matriz de Priorización y el Diagrama de Ishikawa para
determinar las causas del problema principal que son: (a) la capacidad instalada del equipo de
gestión de acceso es insuficiente para atender la demanda creciente, y variable (b) falta de
difusión de la información relacionada al proceso de atención de accesos. Para la solución se
realizó un plan de implementación (Diagrama de Gantt) que consta de 16 semanas donde se
trabajará: (a) la estimación de la capacidad instalada óptima, (b) la elaboración de guías de
autoayuda para el correcto ingreso de tickets, y (c) la implementación del nuevo flujo de
información de Movipers. Se calculó un presupuesto requerido para la implementación de S/.
6.5 millones de Soles. Esta inversión rentable será recuperada en tres años, obteniendo un
retorno de inversión del 23 %.
