Resumen
CORHUÁN S.A. es una empresa dedicada a ofrecer servicios de ingeniería, soluciones
integrales de gestión y asesoría técnica para proyectos de infraestructura desde el 2018, en el
departamento de Apurímac. Aplicando el análisis del contexto externo se identificaron estos
aspectos: (a) la existencia de nichos especializados; (b) el aumento en las inversiones en
infraestructuras; y (c) la existencia de una competencia intensa (por tener más experiencia). A
través de la aplicación del análisis del contexto interno de CORHUÁN S.A. se identificaron
estas debilidades: (a) la falta de aprovechamiento de oportunidades de crecimiento; (b) la
deficiente gestión de talento humano; (c) los inconvenientes de coordinación y comunicación
entre las áreas; y (d) la carencia de un área de marketing. Se procedió a implementar la
metodología de la revisión exhaustiva del análisis del entorno interno de CORHUÁN S.A. y
se desarrolló una lluvia de ideas entre el consultor y los representantes de la empresa,
lográndose identificar seis problemas. Usando la herramienta de la matriz de complejidad
versus beneficio se determinó que la situación relacionada con la deficiente gestión de talento
humano es el problema principal de CORHUÁN S.A., al obtener un valor de criticidad de
1.50 y al reconocer que dicha gestión tiene un impacto significativo para la empresa, ya que
atrae y retiene al talento, así como permite mejorar el clima laboral, el desarrollo del personal
y la innovación y mejora continua. Se diseñaron ocho alternativas de solución y se propuso
un plan de implementación de 12 meses con una inversión de S/163,200.00. Luego de la
evaluación de los resultados esperados por la implementación de la solución propuesta, se
concluyó que la empresa CORHUÁN S.A. obtendrá los siguientes beneficios económicos
que comprobaron la viabilidad económica: (a) un VAN positivo de S/ 813,304.20; (b) una
TIR de 90%, la cual es mayor al WACC de 13.66%; (c) un indicador Beneficio / Costo de
5.98, lo que quiere decir que por cada sol invertido, se recuperarán 4.98 soles; y (d) un
período de recuperación de la inversión de un año, 10 meses y 24 días.
CORHUÁN S.A. is a company dedicated to offer engineering services, comprehensive management solutions and technical advice for infrastructure projects since 2018, in the department of Apurímac. As part of the analysis of the external context, the existence of specialized niches and the increase in infrastructure investments were identified; but there is intense competition. As part of the analysis of CORHUÁN S.A.'s internal context, the following weaknesses were identified: failure to take advantage of growth opportunities, poor human talent management, coordination and communication problems between areas, and the lack of a marketing area. The methodology of the exhaustive review of the analysis of the internal environment of CORHUÁN S.A. was applied and a brainstorming session was carried out between the consultant and the company's representatives, identifying six problems. Through the complexity versus benefit matrix, it was determined that the situation related to the deficient management of human talent is the main problem of CORHUÁN S.A., obtaining a criticality value of 1.50. This problem was considered to have the greatest impact on the company because it affects the recruitment of qualified professionals, as well as staff turnover, productivity, motivation, and training. Similarly, with poor human talent management, the company cannot identify individual strengths and potential or foster a healthy work environment. Eight alternative solutions to the company's main problem were designed and a 12-month implementation plan was proposed with an investment of S/163,200.00. After evaluating the results expected from the implementation of the proposed solution, it was concluded that CORHUÁN S.A. will obtain the following economic benefits that proved the economic viability of this implementation: (a) a positive NPV of S/ 813,304.20; (b) an IRR of 90%, which is higher than the WACC of 13.66%; (c) a Benefit / Cost indicator of 5.98, which means that for each sol invested, 4.98 soles will be recovered; and (d) an investment recovery period of one year, 10 months and 24 days.
