Abstract
El presente estudio corresponde a un proyecto de consultoría para la Caja Municipal
de Ahorro y Crédito de Sullana S.A. (CMAC Sullana). El propósito de este estudio ha sido
analizar el modelo de negocio para encontrar el problema principal y plantear propuestas de
solución a corto y mediano plazo, con impacto sostenible en el tiempo. Para realizar el
análisis del modelo de negocio de CMAC Sullana, se ha utilizado la metodología CANVAS
como herramienta principal y las Cinco Fuerzas de Porter como herramientas de apoyo, para
encontrar los principales problemas a ser resueltos según el propósito del presente estudio. El
principal problema encontrado fue la falta de innovación tanto en procesos como en servicios,
debido a las metodologías tradicionales de captación de clientes, al proceso manual de
evaluación que tienen en CMAC Sullana, y a la falta de implementación de nuevas
tecnologías.
En el corto plazo, CMAC Sullana deberá implementar una prueba piloto de la
evaluación cualitativa de créditos con calificación de riesgo alto en la Agencia de los Olivos,
de esta forma se continua con la transformación digital recién iniciada en CMAC Sullana a
raíz de la pandemia actual originada por el COVID-19. En el mediano plazo, se propone
implementar la evaluación cualitativa automatizada en todas las agencias de CMAC Sullana,
la evaluación cuantitativa automatizada, para utilizarlos con un producto innovador de
asignación de créditos en línea y alianzas innovadoras de captación de clientes y de esta
forma generar una solución integral de innovación de los procesos y servicios de CMAC
Sullana. Finalmente, se presentan las conclusiones y recomendaciones obtenidas del estudio
realizado.
This study corresponds to a consulting project for Caja Municipal de Ahorro y Crédito de Sullana S.A. (CMAC Sullana). The purpose of this study has been to analyze the business model to find the main problem and propose solution proposals in the short and medium term, with a sustainable impact over time. To carry out the analysis of the CMAC Sullana business model, the CANVAS methodology has been used as the main tool and the Five Forces of Porter as support tools, to find the main problems to be solved according to the purpose of this study. The main problem encountered was the lack of innovation in both processes and services, due to traditional methodologies for attracting clients, CMAC Sullana’s manual evaluation process, and the lack of implementation of new technologies. In the short term, CMAC Sullana must implement a pilot test of credits qualitative evaluation with high-risk rating in Los Olivos Agency, in this way the digital transformation just started at CMAC Sullana continues as a result of the current pandemic caused by COVID-19. In the medium term, it is proposed to implement the automated qualitative evaluation in all CMAC Sullana agencies, the automated quantitative evaluation, to use them with an innovative online credit allocation product and innovative customer acquisition alliances and in this way generate a complete innovation solution for CMAC Sullana processes and services. Finally, the conclusions and recommendations obtained from the study carried out are presented.
