Abstract
DCS Automation es una empresa peruana con sede en Pisco, departamento de Ica,
que ofrece sistemas, soluciones y servicios especializados en electromecánica,
automatización industrial y, recientemente, procesamiento de imágenes con inteligencia
artificial en el sector industrial. Actualmente, presenta diversos problemas como ausencia de
control de gestión, planificación operativa deficiente, retraso en la entrega de pedidos
logísticos, falta de autonomía para la toma de decisiones, por mencionar algunas. Estos
problemas fueron identificados utilizando herramientas como AMOFHIT, cuatro fuerzas
canvas, las matrices de evaluación de factores externos e internos y entrevistas al personal
directivo de DCS Automation.
El objetivo de este business consulting es proponer una solución integral al problema
que mayor impacto tiene en su desempeño. Para determinar este problema se utilizaron las
herramientas de lluvia de ideas, diagrama de afinidad y matriz de complejidad vs beneficio.
El problema principal identificado fue la deficiencia en la dirección estratégica. Se utilizó el
diagrama de Ishikawa para determinar las causas raíces del problema basadas en los seis
aspectos; personas, operaciones, marketing, finanzas, entorno y administración, y
posteriormente plantear las alternativas de solución.
Se planteó una alternativa de solución para la causa raíz identificada, y fue validada
utilizando el criterio de Rumelt. Luego, se detallaron las actividades claves para la
implementación, el balanced scorecard y el presupuesto requerido. Se identificaron dos
factores claves de éxito y un riesgo para la implementación, mismos que deben ser tomados
en cuenta durante la ejecución de la implementación. Finalmente, se muestran los resultados
esperados para las alternativas de solución y se verifica la viabilidad de la propuesta
encontrando que los resultados del VAN y el TIR hacen viable la propuesta.
DCS Automation is a Peruvian company based in Pisco, department of Ica, which offers specialized systems, solutions and services in electromechanics, industrial automation and, recently, image processing with artificial intelligence in the industrial sector. Currently, it presents differents problems such as the absence of management control, deficient operational planning, delay in the delivery of logistics orders, lack of autonomy for decision- making. These issues were identified using tools such as AMOFHIT, the four forces canvas, the external and internal factors assessment matrices, and interviews with the DCS Automation personal managers. The objective of this business consulting is to propose a comprehensive solution to the problem that has the greatest impact on its performance. To determine this problem, the brainstorming tools, affinity diagram, and complexity vs. benefit matrix were used. The main problem identified was the absence of strategic management, the Ishikawa diagram is used to determine the root causes of the problem based on the six aspects; people, operations, marketing, finances, environment and administration, and then solution alternatives were proposed. For the root cause identified was proposed an alternative solution, which was validated using Rumelt's criteria. Then, the key activities for implementation, the balanced scorecard and the required budget were detailed. Two key success factors and one risk for the implementation were identified, these factors must be taken into account during the execution of the implementation. Finally, the results expected by the solution alternative are shown and the viability of the proposal was verified, finding that the results of the NPV and the IRR make the proposal viable.
