Abstract
HENTARI PERU es una empresa productora y comercializadora de medicamentos de
venta libre. La tesis tiene como objetivo proponer una mejora de eficiencia y
productividad en sus almacenes ubicados en Ate Vitarte. Durante el periodo del 2023 -
2024 se llevó a cabo un estudio de business consulting en donde se revisaron documentos,
se realizaron entrevistas a personal clave, toma de tiempos y observación de los procesos.
A raíz de la investigación se evidencio que HENTARI PERU, contaba con elevados
gastos de ventas, los cuales eran representativos en el proceso de Warehouse y
Distribución. A través de un análisis se concluyó que el problema de impacto estratégico
decantado en el plano operativo eran los elevados gastos de W&D, los cuales
representaban un 4.19% en Perú respecto a las ventas y estos a su vez se encontraban por
encima del gasto promedio Latam (3.3%); impactando en el objetivo estratégico de la
organización, el cual busca obtener un aumento de la utilidad operativa en un 7% para el
2025, a través de la disminución del gasto de W&D a 3.89%, mediante la eficiencia
operativa en la cadena de suministro.
En base a dicho problema, se plantean 5 proyectos: (i) Centralización de entregas de
pedido a provincia, (ii) Estandarización de cases por pallet para las entregas en Lima, (iii)
Despacho de productos a través de unidades de transporte secas, (iv) Ingreso en línea y
digitalización del proceso de ingreso, descarga y almacenamiento de productos, (v)
Almacenamiento Caótico.
Dichas propuestas se implementaron desde Julio de 2024 generando ahorros
valorizados en U$D 96,867.74 para el 2024, y U$D 283,380.91 para el 2025, asimismo en
un horizonte de 5 años, los proyectos cuentan con un VAN positivo de U$D 845,120. Por
otro lado, desde un enfoque social, los proyectos van alineados a la estrategia RSE global
de la organización, impactando positivamente en los ODS gestionados por la empresa, a
través de la reducción de emisiones de C02, promoviendo el trabajo decente y la paridad
de género. Finalmente, los ahorros obtenidos en los gastos de W&D impactan
estratégicamente en las ratios financieras, ya que generan un incremento del 1.85% en la
utilidad operativa para el 2025, respecto al 7% planteado como objetivo estratégico.
HENTARI PERU is a company that produces and markets over-the-counter medicines. The objective of the thesis is to propose an improvement in efficiency and productivity in its warehouses located in Ate Vitarte. During the period 2023 - 2024, a business consulting study was carried out in which documents were reviewed, interviews were conducted with key personnel, time recording and observation of processes. As a result of the investigation, it was evident that HENTARI PERU had high sales expenses, which were representative in the Warehouse and Distribution process. Through an analysis, it was concluded that the problem of strategic impact on the operational level was the high W&D expenses, which represented 4.19% in Peru with respect to sales and these in turn were above the average Latam expense (3.3%); impacting the strategic objective of the organization, which seeks to obtain an increase in operating profit by 7% by 2025, through the reduction of W&D expenses to 3.89%, through operational efficiency in the supply chain. Based on this problem, 5 projects are proposed: (i) Centralization of order deliveries to the province, (ii) Standardization of cases per pallet for deliveries in Lima, (iii) Dispatch of products through dry transport units, (iv) Online entry and digitalization of the process of entry, unloading and storage of products, (v) Chaotic Storage. All these proposals were implemented from July 2024, generating positive savings valued at US$96,867.74 for 2024 and US$283,380.91 for 2025. In addition, over a 5-year horizon, the projects have a positive NPV of US$845,120. On the other hand, from a social perspective, the projects are aligned with the organization's global CSR strategy, positively impacting the SDGs managed by the company, through the reduction of CO2 emissions, promoting decent work and gender parity. Finally, the savings obtained in W&D expenses strategically impact financial ratios, since they generate a 1.85% increase in operating profit for 2025, compared to the 7% set as a strategic objective.
