Abstract
El presente diagnóstico operativo realizado a la empresa Engie Energía Perú S.A.,
específicamente a las operaciones de la central hidroeléctrica de Quitaracsa, tiene el fin de
analizar su situación actual y proponer oportunidades de mejora en el proceso productivo,
para lo cual se han empleado conceptos y herramientas recibidos en la Maestría de
Operaciones.
Para la realización del diagnóstico se recopiló información referente a la ubicación y
dimensionamiento de la central, planeamiento y diseño del proceso, del producto, de planta,
del trabajo, planeamiento agregado, gestión logística, de costos, del control y de la calidad,
del mantenimiento y cadena de suministro, la cual se detalla en cada uno de los capítulos del
presente documento. Del análisis de la información obtenida, información pública y rubro en
el que se desempeña la empresa se desarrollaron propuestas para la reducción de los gastos en
la operación y mantenimiento de la central, lo que aportaría una mejora en el estado de
resultados de la empresa.
En cuanto a las mejoras propuestas en las áreas de planeamiento y diseño del producto,
se plantea la adquisición de turbinas más eficientes; por otra parte, para la reducción de
tiempo en los diferentes procesos de gestión se plantea la utilización de metodologías Lean;
referente al diseño del trabajo, el incremento de personal en planeamiento que a su vez
permita la mejor gestión del inventario. Adicionalmente, para la reducción de gastos
generales y de mantenimiento se propone la adquisición de maquinaria especifica que
contribuya al proceso operativo de la planta estimándose montos de inversión ascendentes a
1´287,776.60 USD, proyectándose un ahorro anual de 931,779.54 USD y lográndose un
beneficio estimado a 10 años de 1’213,546.44 USD.
The present operational diagnosis made to the company Engie Energía Perú SA, specifically to the operations of the Quitaracsa hydroelectric plant, has the purpose of analyzing its current situation and proposing opportunities for improvement in the production process, for which concepts and concepts have been used tools received in the Master of Operations. For the diagnosis, information was collected regarding the location and dimensioning of the plant, planning and design of the process, the product, the plant, the work, aggregate planning, logistics management, costs, control and quality, maintenance and supply chain, which is detailed in each of the chapters of this document. From the analysis of the information obtained, public information and item in which the company performs, proposals were developed for the reduction of expenses in the operation and maintenance of the plant, which would contribute to an improvement in the company's income statement As for the proposed improvements in the areas of product planning and design, the acquisition of more efficient turbines is proposed; on the other hand, for the reduction of time in the different management processes, the use of Lean methodologies is proposed; referring to the design of the work, the increase in personnel in planning that in turn allows the best inventory management. Additionally, for the reduction of general and maintenance expenses, the acquisition of specific machinery is proposed that contributes to the operating process of the plant, estimating investment amounts to USD 1,287,776.60, projected annual savings of USD 931,779.54 and achieving an estimated benefit of 10 years of 1’213,546.44 USD.
