Abstract
El presente diagnóstico operativo tiene como propósito conocer y analizar la gestión
operativa de Prolim Distribuidores SAC, empresa dedicada a la comercialización y
distribución exclusiva de productos de consumo masivo de la marca Gloria. La empresa está
ubicada en la ciudad de Huancayo, departamento de Junín, en el centro del Perú y cuenta con
60 trabajadores que laboran a tiempo completo. Por este motivo es que se desarrollan 15
capítulos que describen las áreas principales que posee la empresa, lo trascendente de su
gestión y la identificación de puntos de mejora que permitirán optimizar los recursos de la
empresa para un crecimiento sostenible en el tiempo.
Se inicia con una breve descripción del planeamiento estratégico de la empresa como
cimiento de sus operaciones actuales, seguido del desarrollo del marco teórico, que facilitará
el entendimiento de los diferentes procesos que posee la empresa. Se puede resaltar dentro
del análisis los puntos débiles en que la empresa debe enfocarse para mejorar su gestión y
lograr mayor efectividad en sus operaciones. Como un problema, se identificó que la empresa
no cuenta con un plan estratégico futuro, sino que depende de la experiencia de los que
llevaron a la empresa al éxito que tiene hoy en día y de su aliado estratégico, la empresa
Deprodeca, distribuidor exclusivo nacional de los productos de la marca Gloria, en temas de
planeamiento agregado y calidad. Además, la empresa no lleva un control sistematizado de la
mayoría de operaciones y hacen uso de procesos ya desfasados actualmente.
En la presente tesis se desarrollarán propuestas de mejora, orientadas a contrarrestar
sus principales puntos débiles, enfocados en procesos de mejora continua y en evitar
inversiones adicionales y, más bien, en hacer uso de los recursos actuales y sacarles el mayor
provecho para resultados a corto plazo. La inversión a corto plazo propuesta es de
S/318,536.00; con un ahorro de S/ 401, 380.00 y un beneficio anual de S/ 88, 229.22. La
inversión a largo plazo es de S/ 2,532,063.00 y se espera un retorno anual de S/ 362,616.00.
This operational business analysis aims to know and analyze the operating management of the company Prolim Distribuidores SAC, which is invested in the exclusive marketing and distribution of mass consumption products from Gloria. The company is located at the city of Huancayo, department of Junín, in the center of Peru, and it has 60 workers at full time. Therefore, the next 15 chapters describe the main areas the company has and the relevance of its management, and identify the improvement points that will allow the optimization the company´s resources for a sustainable growth throughout time. First, there’s a strategic planning description of the company as a foundation of its current activities, followed by the development of the theoretical framework, which will enable the understanding of the different processes the company has. Within the analysis, the weak points the company needs to focus on in order to improve its management and achieve a better efficiency in its operations can be outlined. As the main identified issues, the company does not have a future strategic plan, but it much depends on the expertise of those who made the company as successful as it’s nowadays and that brought in its strategic partner, the company Deprodeca, national exclusive distributor of mass consumption products from Gloria, in charge of added planning and quality. Also, the company has a systematized control of most operations and it keeps using processes already outdated. In this thesis, improvement proposals will be developed, which will be aimed to counteract its main weak points, focused on continuous improvement processes, the prevention of additional investments and the use of current resources in order to capitalize them for short-term results, which will be the foundation for more ambitious future projects. The proposed short-term investment is S/ 318,536.00; with a saving of S/ 401, 380.00 and an annual benefit of S/ 88, 229.22. The long-term investment is S/ 2,532,063.00 and annual return of S/ 362,616.00.
