Resumen
Pluspetrol Perú Corporation S.A. es la empresa operadora del Consorcio Camisea,
encargada de la extracción de gas condensado en los Lotes 88 y 56, ubicados en la región
Cusco. Actualmente, Camisea produce el 96% del gas natural del país, contribuyendo a la
generación del 40% de la energía eléctrica en el Perú. En el marco de su política de mejora
continua, la empresa viene reevaluando sus procesos operativos con el objetivo de reducir
desperdicios y eliminar tiempos improductivos.
En este contexto, se ha identificado como problema crítico el deficiente manejo de la
información relacionada con las órdenes de mantenimiento, lo cual afecta la eficiencia
operativa del área. A través del presente business consulting, se ejecutó un plan piloto
orientado a optimizar la gestión de esta información, definiendo una nueva secuencia
operativa para la ejecución y registro de las órdenes de mantenimiento.
Para el diagnóstico, se empleó la herramienta de análisis causa-raíz Ishikawa, lo que
permitió identificar los factores clave del problema. Como solución, se propuso la
implementación de tablets intrínsecamente seguras para el registro de información en campo,
permitiendo su integración directa al sistema ERP. Esta propuesta reduce significativamente
el tiempo de carga de datos, pasando de un promedio de 1,5 días a menos de una hora tras la
ejecución del mantenimiento.
El estudio incluye la modelación del flujo actual (“As Is”) y del flujo futuro (“To Be”)
de las órdenes de mantenimiento, evidenciando mejoras en eficiencia y trazabilidad.
Finalmente, se presenta un plan de implementación escalonado para toda el área de
mantenimiento, el cual proyecta una reducción sustancial en los costos operativos asociados a
la gestión del mantenimiento.

As part of its continuous improvement policy, the company is reassessing its operational processes to reduce waste and eliminate downtime. A key issue identified is the inefficient management of maintenance work order information, which negatively impacts the operational efficiency of the maintenance department. Through this business consulting project, a pilot plan was carried out to enhance information management during the execution of maintenance orders by defining a new operational sequence. An Ishikawa root cause analysis was used to identify the main contributing factors. Based on the findings, the implementation of intrinsically safe tablets was proposed, allowing field data to be registered directly into the ERP system. This solution significantly reduces data entry time, from an average of 1.5 days to less than one hour after maintenance execution. The study presents both the current (“As Is”) and future (“To Be”) workflows of maintenance orders, demonstrating improvements in efficiency and traceability. It concludes with an implementation plan for the entire maintenance department, projecting a substantial reduction in maintenance-related operational costs.
