Abstract
La presente consultoría fue realizada a la empresa Metal SAC, institución que se
encarga de los servicios de alquiler, reparación y mantenimiento preventivo de maquinar ia
para minería. La empresa tiene una estrategia basada en costos y es parte del grupo minero
Material SAC (al cual pertenece la empresa Metal SAC) quienes han optado por realizar
una integración vertical hacia atrás dando origen a Metal SAC. La consultoría consistió en
el análisis de los procesos que involucran la operatividad del taller de reparaciones, desde
un punto de vista financiero, logístico y comercial; con el objetivo de generar una mayor
margen bruto se buscó mejorar los procesos y la eficacia de la operación de mantenimiento
ante el crecimiento de la demanda. Para ello, se identificaron los problemas internos y
externos de la organización que afectan el margen de la operación.
El problema principal es incremento de los costos de venta reiterativos año tras año,
que ocasionan la pérdida de margen bruto en el servicio, a pesar de que las ganancias se
incrementaron debido al aumento de la demanda el costo total del servicio, el cual es un
costo directo, creció en una proporción mayor evidenciando la falta de estandarización,
definición de procesos, re trabajos, asignación errónea de recursos, malas cotizaciones,
exceso de procesos tercerizados y la rotación de personal especializado a nuevas áreas de la
empresa que se observaron en el proceso de diagnóstico. Para la implementación de las
mejoras se presenta un Gantt que ayudará a la gerencia de operaciones a ejecutar las
soluciones orientadas a la estandarización, control y evaluación continua del proceso. Con
la implementación de estas soluciones se espera realizar una inversión de S/ 221,900
buscando un ahorro anual de S/191,893 por los próximos cuatro años, obteniendo un VAN
de S/386,375 con una tasa de descuento de 10% y un TIR de 78%.

For the implementation of the improvements, a Gantt is presented that will help the operations management to execute the solutions aimed at the standardization, control and continuous evaluation of the process. With the implementation of these solutions, an investment of S / 221,900 is expected, seeking an annual saving of S / 191,893 for the next four years, obtaining a NPV of S / 386,375 with a discount rate of 10% and an IRR of 78%.
