Abstract
El presente trabajo de investigación consiste en analizar el subproducto crediticio
hipotecario Credicasa de la Caja Municipal de Ahorro y Crédito Huancayo S.A, uno de los
líderes en el sector microfinanciero con presencia en todo el territorio peruano y con más de
30 años de historia.
En el desarrollo de la consultoría del negocio se evidenció una disminución en los
ingresos financieros de 11.25% en el 2020 y 36.58% en el 2021 respecto al 2019; lo cual ha
generado un incremento del ratio de morosidad y de la cantidad de provisiones, generando un
impacto negativo en la rentabilidad del subproducto. En ese sentido, el objetivo del presente
trabajo es incrementar los ingresos financieros del Credicasa a través de la combinación de
dos estrategias: penetración de mercado y desarrollo del producto. Lo cual conlleva al
rediseño del crédito hipotecario con cambios en la política y manual de créditos; además de
implementar una plataforma virtual que integre las etapas en el otorgamiento del crédito y
cambios en el sistema de incentivos en el área comercial.
La implementación del proyecto se desarrollará a través de una metodología híbrida,
compuesta en la aplicación de herramientas de PMBOK, SCRUM y KANBAN para las
etapas de planeación, ejecución y monitoreo. La solución propuesta conseguirá desde el
punto de vista operacional una reducción en el tiempo de otorgamiento del crédito, elevando
la productividad de los asesores de negocio y mejorando la accesibilidad del producto para el
cliente. Desde el punto de vista financiero, se obtendrá un 14% promedio de incremento
anual en los ingresos financieros, mejorando los indicadores de rentabilidad y solvencia del
subproducto en los próximos de cinco años.
The present research study consists in analyzing the mortgage credit by-product Credicasa de la Caja Municipal de Ahorro y Credito Huancayo S.A, one of the leaders in the microfinance sector with a presence throughout the Peruvian territory and with more than 30 years of history. Business consultancy development evidenced a decline in financial income of 11.25% in 2020 and 36.58% in 2021 compared to 2019, which has generated an increase in the nonperforming loan ratio and in the same manner the number of provisions, generating a negative impact on the profitability of the by-product. In this context, the goal of this study is to increase the financial income of Credicasa through the combination of two strategies, market penetration and product development which leads to the redesign of the mortgage credit with changes in the credit policy and manual; as well as implementing a virtual platform that integrates the stages in the granting of credit and changes to the incentive system in the commercial area. The project’s implementation will be developed through a hybrid methodology, which will consist in the application of PMBOK, SCRUM, and KANBAN tools, for the planning, execution, and monitoring stages. The proposed solution hopes to achieve, from the operational point of view a reduction in the credit granting time, increasing the productivity of the business advisors and improving product accessibility for the client. From the financial point of view, an average annual increase of 14% will be achieved in the financial income, improving the profitability and solvency indicators of the by-product in the next five years.
