Resumen
El Colegio Particular Nazareno, con personería jurídica de IEPU Martínez Condori
EIRL, nace en enero del año 2001, ofreciendo servicios educativos de inicial y primaria en el
distrito de Villa María del Triunfo, uno de los distritos más populosos de Lima Sur. El colegio
está ubicado en Av. José Carlos Mariátegui 3119, San Gabriel Alto - Villa María del Triunfo.
Posteriormente, en el año 2018 amplía su cartera de servicios ofreciendo servicios educativos
en el nivel inicial, primaria y secundaria, actualmente es una institución referente en el distrito
y cuentan con más de 200 alumnos.
Con el objetivo de saber cuáles son los problemas principales del Colegio, el equipo
consultor agendó entrevistas con el personal clave del Colegio, y con el uso de herramientas
efectivas se desarrolló auditorías internas (AMOFHIT) y auditorías externas (PESTE). Como
resultado se obtuvo; directivos con pocas habilidades y experiencia en gestión estratégica; falta
de enfoque estratégico de crecimiento organizacional a mediano y largo plazo; presupuesto
limitado para un desarrollo estratégico; y visión y misión no estratégica. Por lo que se
desarrolló y evaluó las alternativas de solución por cada problema con la Matriz de Rumelt.
En ese sentido, se desarrolló el plan de implementación de las alternativas de solución,
para lo cual se desarrolló un escenario optimista y otro pesimista. En el primer escenario se
observó un incremento de 46% en los ingresos del año uno comparado al año cinco. El VAN
obtenido es de S/664,025.08 y el TIR de 64%. Por otro lado, el escenario pesimista incrementó
un 30% en los ingresos del año uno comparado al año cinco. El VAN obtenido es positivo, y
con un valor de S/423,874.21 y el TIR de 39%.
Nazareno Private School, with legal status of “IEPU Martínez Condori EIRL”, was founded in January 2001, offering kindergarten and primary education services in the district of Villa María del Triunfo, one of the most populous districts in the South of Lima. The school is located at Ave. José Carlos Mariátegui 3119, San Gabriel Alto - Villa María del Triunfo. Later, in 2018, it expanded its portfolio of services by offering educational services at the kindergarten, primary, and secondary levels. It is currently a leading institution in the district and it has more than 200 students. In order to identify the main problems of the School, the consulting team scheduled interviews with key personnel of the School, and with the use of effective tools, internal audits (AMOFHIT) and external audits (PESTE) were carried out. The results were: managers with few skills and experience in strategic management; lack of strategic focus on organizational growth in the medium and long term; limited budget for strategic development; and nonstrategic vision and mission. Therefore, the solution alternatives for each problem were developed and evaluated using the Rumelt Matrix. Likewise, the implementation plan for the solution alternatives was developed, for which an optimistic and a pessimistic scenario were developed. In the first scenario, an increase of 46% in income was observed in year one compared to year five. The NPV obtained is S/664,025.08 and the IRR is 64%. On the other hand, the pessimistic scenario shows an increase of 30% in income in year one compared to year five. The NPV obtained is positive, with a value of S/423,874.21 and the IRR is 39%.
