Resumen
TRUPAL S.A. empresa peruana del Grupo Gloria, inicia operaciones en 1968 fabricando
papel y luego cajas de cartón en 1991, desde el 2005 inicia con la producción de empaques
flexibles. Busca ser el líder en el mercado peruano de empaques a través de la excelencia
operacional de su cadena productiva que lo posicionará como aliado estratégico, con
soluciones innovadoras de empaques flexibles ante sus clientes.
TRUPAL S.A. ha tenido importantes hitos, como la implementación en el 2015 de la
laminadora Super Combi 3000, duplicando su capacidad productiva. La empresa tiene la
visión de liderar el mercado de flexibles al 2030.
Para identificar el problema principal se evaluó los indicadores como OTIF, OEE, CD, PNC,
Quality y Broke; aplicando la matriz de beneficio versus complejidad se identificó que el
problema principal es el OTIF debajo de 85%. Posteriormente, para el planteamiento de la
solución se evaluó las principales causas mediante el Diagrama de Ishikawa; seguido de la
matriz de priorización donde se identificaron cinco alternativas de solución cuyos objetivos
serán incrementar el porcentaje del OTIF, fortalecer la capacidad productiva, reducir el
producto no conforme (PNC) y optimizar costos operativos; obteniendo así la eficiencia y
competitividad de TRUPAL S.A. en el mercado de empaques flexibles. Para ello, se planteó
un cronograma de implementación y se calculó una inversión de S/. 610,208. Finalmente se
evalúa la viabilidad de la implementación, donde se obtuvo un Valor Actual Neto (VAN) de
S/.153,370 y una Tasa Interna de Retorno (TIR) de 14.3%, así como también el Valor
Económico Añadido (EVA) de 4.23%, dado estos resultados se concluye considerar las
alternativas de solución como viables para su implementación en los plazos establecidos,
permitiendo así lograr el crecimiento y sostenibilidad de TRUPAL S.A. hacia el 2030.

It aims to be the leader in the Peruvian packaging market through operational excellence in its production chain, positioning itself as a strategic ally with innovative flexible packaging solutions for its clients. TRUPAL S.A. has achieved significant milestones, such as the implementation of the Super Combi 3000 laminator in 2015, which doubled its production capacity. The company envisions leading the flexible packaging market by 2030. To identify the main problem, indicators such as OTIF, OEE, CD, PNC, Quality, and Broke were evaluated; applying the benefit versus complexity matrix revealed that the main issue is the OTIF below 85%. Subsequently, to propose a solution, the main causes were evaluated using the Ishikawa Diagram, followed by a prioritization matrix where five alternative solutions were identified. The objectives of these solutions will be to increase the OTIF percentage, strengthen production capacity, reduce non-conforming product (PNC), and optimize operational costs, thereby achieving efficiency and competitiveness for TRUPAL S.A. in the flexible packaging market. To this end, an implementation schedule was proposed, and an investment of S/. 610,208 was calculated. Finally, the feasibility of the implementation was evaluated, resulting in a Net Present Value (NPV) of S/. 153,370 and an Internal Rate of Return (IRR) of 14.3%, as well as an Economic Value Added (EVA) of 4.23%. Given these results, it is concluded that the proposed solutions are viable for implementation within the established timelines, achieving the growth and sustainability of TRUPAL S.A. towards 2030.
