Abstract
En la actualidad, las empresas buscan generar eficiencias en el uso de sus recursos,
tanto físicos como humanos, con la finalidad de ser más competitivos en el mercado. Para la
presente tesis hemos empleado el diagnóstico operativo empresarial (DOE) en la empresa
CIME Comercial SA con la finalidad de realizar una radiografía operativa que permita
identificar eficiencias factibles a implementar. Esta empresa se dedica a implementar
proyectos únicos en diferentes sectores, siendo los proyectos más importantes los
relacionados a la calefacción y el aire acondicionado o HVAC por sus siglas en inglés
(Heating, ventilation and air conditioning). Estos proyectos representan el 60% de la cartera
de la compañía, es por ello la importancia del diagnóstico en esta unidad de negocio.
Teniendo como base el diagnóstico operativo, en los siguientes capítulos
desarrollamos el diseño y planificación de la planta y su ubicación; el diseño y planificación
del producto; el diseño y planificación de los procesos; el diseño y planificación del trabajo;
desarrollamos el plan agregado y la programación de las operaciones productivas; así como
las gestiones logísticas, costos, calidad, mantenimiento y cadena de suministro. A partir de
los resultados encontrados, identificamos que no existe planificación en toda la empresa y por
ello propusimos un nuevo de modelo de llegada, enmarcado sobre la base del plan
estratégico, teniendo los siguientes pilares: el diseño, el plan productivo, la ejecución y la
gestión. Todo ello, monitoreado y controlado a través de indicadores transversales que
permitan el cumplimiento de las eficiencias productivas.
Con estas mejoras, se obtendrían beneficios como incremento de la capacidad de
planta en 50% de capacidad operativa, mejora en los tiempos de producción de un 30%. El
mayor volumen de fabricación, asociado a un menor tiempo de producción, logra un
incremento de los ingresos en 476 mil soles que representa el 65%
Nowadays, companies seek to generate efficiencies in the use of resources, both physical and human, to be more competitive in the market. For this thesis has used the business operational diagnosis (DOE) in the company CIME Comercial SA. With the purpose of performing an operative radiography that allows to identify feasible efficiencies to be implemented. This company is dedicated to the implementation of unique projects in different sectors, being the most important projects related to heating and air conditioning or HVAC (heating, ventilation and air conditioning). These projects represent 60% of the company's portfolio, for the relevance of the diagnosis in this business unit. Based on the operational diagnosis, in the following chapters we develop the design and planning of the plant and its location; product design and planning; design and planning of processes; the design and planning of the work; we develop the added plan and the programming of productive operations; as well as logistics, costs, quality, maintenance and supply chain management. From the results found, we identified that there is no planning throughout the company and so we proposed a new arrival model, framed on the basis of the strategic plan, having the following pillars: design, production plan, execution and management. All this, monitored and controlled through transversal indicators that allow the fulfillment of the productive efficiencies. With these improvements, benefits would be obtained by improving plant operating capacity of 50%, reduction in the production time in 30 %. The higher manufacturing volume associated with lower production time results in an increase in incomes of 476 thousand soles, which represents 65%
