Abstract
Esta investigación presenta el diagnóstico operativo empresarial de la entidad financiera Caja
Municipal de Ahorro y Crédito Ica (CMAC Ica). Se centra en el análisis del Área de
Otorgamiento de Créditos del producto Crediempresa, referente institucional que representa
en promedio el 50% del total de colocaciones de créditos de la entidad, con una utilidad neta
de más de S/ 8’389,636.51 para el 2016. Además, se describen características organizacionales
y operativas, abordando procesos de planificación, diseño, gestión de la calidad,
mantenimiento y la cadena de suministros. Asimismo, se realiza un análisis estricto y técnico,
y se proponen mejoras que incrementen la propuesta de valor de la empresa; generando
ventajas competitivas que satisfarán las expectativas del mercado financiero objetivo. Dichas
acciones incrementarán la eficiencia operativa de CMAC Ica, mediante una nueva
distribución de planta en la unidad de análisis seleccionada (agencia San Isidro), mejoras en el
planeamiento agregado con optimización de la planilla, implementación de un plan de
mantenimiento preventivo que optimizará la productividad del equipo de colocaciones
crediticias y progresos de la gestión de la cadena de abastecimiento con la implementación de
sistemas informáticos, que generarían ahorros sustanciales en los costos logísticos, entre
otros. Implementando las propuestas, se obtendrían beneficios y ahorros, que para el primer
año sumarían S/ 2’717,571.00. Esto representa el 6.23% de la utilidad bruta de este negocio
obtenida en el 2016, con un costo de implementación ascendente a S/ 1’005,800.00.
Adicionalmente, se lograrían costos competitivos en el mercado y un equipo humano más
productivo y eficiente, con bases sólidas para un crecimiento sostenible, brindando a sus
clientes mejores servicios financieros a costos más bajos
This research presents financial institution Ica Municipal Savings and Credit Bank's (CMAC Ica, as identified in Spanish) corporate operational diagnosis. It focuses on the analysis of the Credit underwriting department of the Credicompany product, an institutional landmark that represents, on average, 50% of the total of credit placements of the institution, with a net profit of more than S/ 8'389,636.51 for 2016. Furthermore, it describes organizational and operational characteristics; it approaches planning processes, the design, quality management, maintenance and the supply chain. Also, a strict and technical analysis is performed, and improvements are suggested that may increase the company's value proposition; thus, generating competitive advantages that will meet the expectations of the target financial market. Such actions will increase CMAC Ica's operational efficiency, through a new plant distribution at the unit of analysis selected (San Isidro branch), improvements in the planning together with the enhancement of the payroll, the implementation of a preventive scheduled maintenance that will maximize the productivity of the credit placements team and progress on supply chain management with the implementation of computer systems, that will generate substantial savings in the logistic costs, among others. By implementing the proposals, these will generate benefits and savings, and that for the first year they will reach the amount of S/ 2'717,571.00. This represents 6.23% of the gross profit of this business obtained in 2016, with an implementation cost in the amount of S/ 1’005,800.00. Additionally, competitive costs will be achieved in the market and a more productive and efficient human resource team, with a solid foundation for a sustainable growth; therefore, providing better financial services to its customers, at lower costs
