Resumen
La empresa CRL Soluciones y Servicios es una empresa Arequipeña fundada en
2010, enfocada en el sector de transporte de mercancías en la zona sur del país, atendiendo a
sus clientes con cercanía y familiaridad. Sus operaciones comenzaron con dos camiones de
mediano tonelaje que cubrían las rutas desde Arequipa hacia Cusco y Puno. La empresa
CRL Soluciones y Servicios tiene como clientes importantes empresas del sector textil y
alimenticio, siendo ellos los principales precursores y ejemplo para que la empresa continue
trabajando con estándares de calidad.
Para determinar el problema clave se llevó a cabo entrevistas tanto con el gerente
general como con los trabajadores para identificar la problemática presente, con ello se
determinó el problema principal, el cual es la falta de estandarización y formalización de los
procesos operativos en la sede Arequipa. Al abordar este problema se identificó que las
causas principales son la ausencia de manuales operativos estandarizados, la falta de
procesos documentados paso a paso, la falta de implementación de 5S en almacén y la
inexistencia de indicadores de gestión. Es así que se optó por el uso de herramientas de
gestión para abordar estas causas con el fin de estandarizar procesos y alcanzar los objetivos
estratégicos de la empresa.
Para ello se implementó un plan con las alternativas de solución determinadas,
considerando el tiempo estimado para su aplicación y qué inversión representaría ello.
Finalmente se evaluó el beneficio/costo considerando la data obtenida y así se determinó que
el proyecto es viable, generando retorno de la inversión, además de obtener beneficios
cualitativos como la mejora de procesos, mejora en la atención al cliente, mayor calidad de
servicio y fomentar un entorno de trabajo más ordenado y seguro para los trabajadores.
CRL Solutions and Services is an Arequipa-based company founded in 2010, focused on the freight transportation sector in the southern part of the country, serving its customers with closeness and familiarity. Its operations began with two medium-duty trucks that covered routes from Arequipa to Cusco and Puno. CRL Solutions and Services has major clients in the textile and food sectors, serving as its main pioneers and for the company to continue working with quality standards. To determine the key problem, interviews were conducted with both the general manager and employees to identify the current issues. This led to the identification of the main problem, which was the lack of standardization and formalization of operational processes at the Arequipa headquarters. Addressing this problem, the main causes were identified as the absence of standardized operating manuals, the lack of documented step-bystep processes, the lack of implementation of 5S in the warehouse, and the absence of management indicators. Thus, the decision was made to use management tools to address these causes, standardize processes, and achieve the company's strategic objectives. To this end, a plan was implemented with identified solution alternatives, taking into account the estimated implementation time and investment required. Finally, the benefit/cost ratio was evaluated based on the data obtained, and it was determined that the project is viable, generating a return on investment, in addition to obtaining qualitative benefits such as improved processes, improved customer service, improved service quality, and fostering a more orderly and safer work environment for employees.
