Resumen
La empresa Plumas S.A.C. está ubicada en Lima, tiene más de 20 años en el mercado
peruano y se dedica a la confección y comercialización de artículos para la hotelería de lujo y
brinda servicios de asesoramiento a domicilio, club de decoradores y desarrollo textil. A
través del análisis del contexto externo, se identificó que existe la oportunidad de generar
mayor cantidad de ventas en el sector retail. Sin embargo, debido a la inestabilidad del
Gobierno, existen menores inversiones de organizaciones extranjeras en el país provocando
menores ventas. En el análisis del contexto interno, se identificó que Plumas S.A.C. tiene un
público objetivo fidelizado, tanto en el sector retail como en el sector corporativo; y que es
socio estratégico de la mayoría de sus clientes. Entre las debilidades que se identificaron del
análisis del contexto interno están la ausencia de una estrategia clara del negocio con
objetivos a mediano y a largo plazo, la existencia de inconsistencias en la gestión financiera y
en la gestión operativa, y la falta de una definición del modelo de costeo. Se identificaron
cinco situaciones problemáticas como parte de la evaluación empresarial y resultó la
existencia de inconsistencias en la gestión financiera y en la gestión operativa como el
problema principal de la empresa Plumas S.A.C., ya que el que tuvo mayor criticidad y sobre
el cual se debe trabajar para brindarle una solución. Se diseñaron cuatro alternativas de
solución para la empresa Plumas S.A.C. a ser implementadas en un lapso de tiempo de 24
semanas bajo un presupuesto estimado de S/ 86,400. Se calcularon los flujos de caja con y sin
despliegue de solución, así como el flujo de caja incremental, determinándose que,
implementando las cuatro fases del plan propuesto, se soluciona el problema principal de la
empresa y ésta obtiene beneficios económicos favorables que se observaron en un VAN de
S/777,543.22, una TIR de 124%, una TIRM de 82%, un Beneficio / Costo de 10.00, y un
período de recuperación de 1.51; comprobándose la viabilidad económica de la
implementación de la solución.
Plumas S.A.C., located in Lima, has been in the Peruvian market for more than 20 years. It manufactures and sells luxury hotel products, as well as home consulting services, a decorator's club, and textile development. Through an analysis of the external context, it was identified that there is an opportunity to generate greater sales in the retail sector. However, due to government instability, foreign investment in the country is decreasing, resulting in lower sales. The analysis of the internal context revealed that Plumas S.A.C. has a loyal target audience, both in the retail and corporate sectors, and that it is a strategic partner for most of its clients. Among the weaknesses identified through the analysis of the internal context are the absence of a clear business strategy with medium- and long-term objectives, the existence of inconsistencies in financial management and operational management, and the lack of a defined costing model. Five problematic situations were identified as part of the business evaluation and the existence of inconsistencies in financial management and operational management was identified as the main problem of the company Plumas S.A.C., since it was the most critical and the one that should be worked on to provide a solution. Four alternative solutions were designed for Plumas S.A.C. to be implemented in 24 weeks with an estimated budget of S/. 86,400. The cash flows with and without solution deployment were calculated, as well as the incremental cash flow, determining that, by implementing the four phases of the proposed plan, the company's main problem is solved and it obtains favorable economic benefits that were observed in an NPV of S/777,543.22, an IRR of 124%, an MIRR of 82%, a Benefit / Cost of 10.00, and a payback period of 1.51; confirming the economic viability of the solution's implementation.
