Abstract
Dentro del contexto actual de cambios globales y exigencias del mercado local e
internacional, el rubro de la construcción es ahora más competitivo, el entorno del país es
interesante para los sectores de construcción, asimismo la inversión pública y privada
muestra una cartera diversa y al alza.
Chung & Tong Ingenieros SAC es una empresa del rubro construcción que tiene
como clientes a las unidades ejecutoras del estado peruano, ejecutando obras desde el año
2009, alcanzando un valor referencial acumulado de S/ 963’899,755 en un horizonte de
evaluación de once años, sin embargo la cantidad de obras contratadas por año ha ido
disminuyendo desde hace 4 años, este último año mucho más a consecuencia de la pandemia
por el COVID- 19, lo que ha puesto en riesgo su liquidez y pago de valorizaciones.
El presente caso de negocios es el resultado de la consultoría a la empresa Chung &
Tong Ingenieros SAC, para la mejora de la gestión, identificando una variedad de problemas
internos que no permiten el crecimiento orgánico y así lograr una mayor participación del
mercado local. La consultoría se centra en la planificación para mejorar la cantidad y calidad
de licitaciones centradas en un horizonte de cuatro años. Para encontrar los problemas se
elaboró una Matriz FODA, luego en trabajo en conjunto con los ejecutivos de la empresa se
logró identificar el problema principal, a través del diagrama de Ishikawa se encontraron las
causas y finalmente se realizó un análisis de beneficio costo de la implementación de la
alternativa de solución. Finalmente, se proponen alternativas a través de esta consultoría,
haciendo uso de una mejor forma de licitar con el estado, implementación del software
Building Information Modeling (BIM) y metodología colaborativa en la elaboración y
evaluación de expedientes técnicos, herramientas importantes para incrementar el nivel de
ingresos de la empresa.
Within the current context of global changes and demands of the local and international market, the construction sector is now more competitive, nowadays the construction sectors are interested in the country's environment; likewise, public and private investment shows a diverse and rising portfolio. Chung & Tong Ingenieros SAC is a construction company has as clients the Executing Units of the Peruvian State, they execute works since 2011 for more than S/200'000,000, in a four-year evaluation horizon they have been decreasing, putting its liquidity and payment of valuations at risk. This present business case is the result of consulting with the company Chung & Tong Engineers SAC, for a better management, identifying many different internal problems that do not allow the organic growth and thus achieve greater participation in the local market. The consultancy focuses on planning to improve the quantity and quality of tenders contracted over a five-year horizon. Furthermore, to identify the problems, FODA matrix was elaborated. Then, working with the executives of the company it is possible to isolate the main problem, thanks to the Ishikawa diagram it is possible to find the causes and finally a benefit cost analysis of the implementation of the alternative solution. The alternatives are proposed through this consultancy, making use of a better bidding strategy and the building information modeling (BIM) software use and collaborative methodology in the preparation and evaluation of technical files, important tools to increase the income level of the company.
