Resumen
El presente trabajo consiste en una consultoría para Farmagro S.A., empresa peruana
dedicada al rubro de elaboración de productos de protección de cultivos. El objetivo del
estudio fue determinar el problema principal que aqueja a la empresa reflejado en el exceso
de inventarios y el estancamiento de las ventas, y así presentar una propuesta para impulsar
ventas y tener una mayor rotación de los inventarios que permita cumplir con los objetivos
estratégicos de la empresa, para ello se realizaron entrevistas al gerente general y al gerente
de operaciones. Es así, que el equipo de business consulting identificaron las principales
causas, las mismas que fueron atendidas con una alternativa integral de solución que corrige
la falta del impulso en las ventas, también gestionar stocks y la ampliación de proveedores.
La alternativa de solución elegida para mejorar la eficiencia en el manejo de los
recursos ha sido la implementación de un sistema integral de soluciones ERP, a través del
sistema de dos módulos de ventas e inventarios se dinamicen los flujos respectivos, la
solución aportará mucho valor para poder gestionar las ventas mediante el sistema y el mismo
tiempo tener un control adecuado del stock. Para su implementación se estableció un
cronograma con las actividades para superar las deficiencias paso a paso, iniciando con el
diseño y acondicionamiento del sistema ERP y un plan de acción dirigido a mejorar la
calidad del trabajo en cuanto a la logística que se maneja, buscando elevar la productividad y
estar preparados para los retos del mercado. Para la viabilidad del planteamiento se consideró
un presupuesto de US$/ 40,000 en un año; se obtuvieron resultados proyectados
favorablemente con una TIR de 92.57% y un VAN positivo de Miles US$/ 602,305;
considerando reducciones significativas en tiempos y control de los costos de stocks por año
y un incremento en las ventas del 5% al año, lo que motivará a seguir con el planteamiento de
mejora a través de estrategias funcionales vinculadas con la gestión integral de
comercialización y logística enfocada en la reducción de inventarios.
This work consists of a consultancy for Farmagro S.A., a Peruvian company dedicated to the production of crop protection products. The objective of the study was to determine the main problem that affects the company, reflected in the excess of inventories and the stagnation of sales, and thus present a proposal to boost sales and have a greater turnover of inventories that allows to meet the strategic objectives of the company. Thus, the business consulting team identified the main causes, which were addressed with a comprehensive alternative solution that corrects the lack of sales momentum, also managing stocks and the expansion of suppliers. The alternative solution chosen to improve the efficiency in the management of resources has been the implementation of a comprehensive ERP solutions system, through the system of two sales and inventory modules, the respective flows are dynamized, the solution will provide a lot of value to be able to manage sales through the system and at the same time have adequate control of the stock. For its implementation, a schedule was established with the activities to overcome the deficiencies step by step, starting with the design and conditioning of the ERP system and an action plan aimed at improving the quality of work in terms of the logistics that is managed, seeking to increase productivity and be prepared for the challenges of the market. For the viability of the approach, a budget of US$/19,500 in one year was considered; favorable projected results were obtained with an IRR of 114% and a positive NPV of Thousands US$/618,936; considering significant reductions in time and control of stock costs per year and an increase in sales of 5% per year, which will motivate to continue with the improvement approach through functional strategies linked to the integral management of marketing and logistics focused on the reduction of inventories.
