Abstract
P. A. Desarrollos Inmobiliarios y Construcción SAC, es una empresa dedicada a
la administración de obras de construcción cuyo nicho de mercado comprende los
proyectos de viviendas unifamiliares para el segmento de clientes en el sector
socioeconómico “A”. Con veintidós años en este rubro, la empresa ha logrado
afianzarse como una empresa muy especializada dentro del segmento, y su meta es
liderar en materia de construcción de este tipo de proyectos. Así pues, la empresa
atiende a un segmento de tamaño constante y poco propenso a la expansión. Dentro de
este contexto el objetivo de la consultoría fue el de identificar el problema principal que
produce inconsistencias en las áreas operativas de la empresa. A través de un análisis de
entrevistas a miembros de la empresa y de revisión de información proveniente de la
misma, se determinó que existe una insuficiente planificación de las funciones que
puede realizar el área de personal de gestión, y que ello conllevaba a una acumulación
de procesos de todas las áreas de la empresa que derivaron en una recurrente
ineficiencia operativa.
A fin de proponer una solución a este problema exploramos los procesos de la
empresa mediante análisis de causa-raíz y de contextos externos e internos, habiendo
llegado a identificar tres problemas centrales. A fin de proponer soluciones, hemos
orientado a un rediseño de procesos internos y de interrelaciones entre las áreas
involucradas para atender una mejora en operaciones logísticas, otra en el aspecto de
gestión operativa y finalmente la gestión de los servicios y actividades post venta.
P A Desarrollos Inmobiliarios y Construcción SAC is a company dedicated to the administration of construction works in the single-family housing niche for the customer segment in the socioeconomic sector A. With twenty-two years in this field, the company has managed to establish itself as a company with high preference within the segment and its strategy has been to seek to lead in this type of projects. In order to guarantee the highest quality in terms of personalized management for the advancement of projects with the active participation of end users. Within this context, the objective of the consultancy seeks to identify the main problem that produces inconsistencies in the executive areas of the company. Through a review, it was determined that there is insufficient planning of the functions that the management staff area can perform, and that this leads to an accumulation of executive, logistical and administrative processes that lead to recurrent operational inefficiency. With the goal of elaborate a solution for this problem we explored the business process through cause-root analytics and observation of external and internal contexts, having arrived to identify three main problems. With the goal of propose solutions, we have guided to a redesign of process and relationships between involved offices to get an improvement in the supply chain management, operations management and finally the after-service activities.
