Resumen
Con su fundación el 10 de enero de 2003, en la región Junín provincia de Huancayo
distrito de El Tambo, la Clínica con personería jurídica Cayetano Heredia S.A. lleva 20 años
en el sector salud como clínica privada. Sus principales servicios son el diagnóstico,
tratamiento, recuperación, rehabilitación, promoción y prevención en diversas especialidades
como cardiología, pediatría y ginecología.
Se realizaron entrevistas con el director general, el director médico y los directores de
área para determinar el problema principal. Se llegó a la conclusión de que el problema
principal es la gestión inadecuada de los procesos, junto con la falta de aplicación de
herramientas de marketing y orientación estratégica. A la luz de esto, se determinó que la
ausencia de software de gestión de proyectos, marketing y orientación estratégica, así como
la estandarización de los procesos internos, eran las dos causas principales. No obstante, se
llevó a cabo un análisis interno y externo que determino para proponer principalmente cinco
opciones a mejorar, entre ellas la utilización de herramientas de gestión estratégica centradas
en el marketing, el uso de software de expediente electrónico, la normalización de los
procedimientos y la aplicación del cuadro de mando integral.
Para ello, se creó un calendario para la ejecución de cada opción de mejora, junto con
un presupuesto, una fecha de vencimiento y las partes responsables. Para normalizarlo se
utilizaron entregables que describían las ventajas cualitativas de cada mejora. En cuanto al
beneficio cuantificable, se revisaron dos escenarios y se realizó un estudio económico y
financiero para demostrar la viabilidad del proyecto. El periodo de recuperación de la
inversión se inicia en el segundo año, la tasa de retorno es de 54.92% y el valor presente neto
es de S/. 244,029.77 en el escenario optimista. En conclusión, El escenario negativo tiene un
valor actual neto de S/. 740,48, un periodo de amortización previsto de cinco años y una tasa
de rentabilidad del 20,38%.
Founded on January 10, 2003, in the Junín region, province of Huancayo, district of El Tambo, the Cayetano Heredia S.A. clinic has been operating for 20 years in the health sector as a private clinic. Its main services are diagnosis, treatment, recovery, rehabilitation, promotion, and prevention in various specialties such as cardiology, pediatrics, and gynecology. Interviews were conducted with the general director, the medical director, and the area directors to determine the main problem. It was concluded that the main problem is the inadequate management of processes, together with the lack of application of marketing tools and strategic orientation. In light of this, it was determined that the absence of project management, marketing and strategic orientation software, as well as the standardization of internal processes, were the two main causes. Nevertheless, an internal and external analysis was carried out which determined to propose mainly five options for improvement, including the use of strategic management tools focused on marketing, the use of electronic file software, the standardization of procedures and the implementation of the balanced scorecard. To this end, a schedule was created for the implementation of each improvement option, along with a budget, due date and responsible parties. Deliverables describing the qualitative benefits of each improvement were used to standardize it. As for the quantifiable benefit, two scenarios were reviewed and an economic and financial study was conducted to demonstrate the feasibility of the project. The investment recovery period begins in the second year, the rate of return is 54.92% and the net present value is S/. 244,029.77 in the optimistic scenario. In conclusion, the negative scenario has a net present value of S/. 740.48, an expected payback period of five years and a rate of return of 20.38%.
