Abstract
Inka ́s Berries es una empresa peruana agroexportadora dedicada a la producción de
arándanos frescos. Inició sus actividades en el año 2009 a través de un vivero para el desarrollo y
comercialización de variedades genéticas y desde el 2014, al adquirir tierras productivas al norte
de Lima inició la producción de arándanos frescos, manteniendo los dos conceptos de negocio
hasta la actualidad.
El objetivo de la presente consultoría fue identificar oportunidades para mejorar los
ingresos y la rentabilidad de Inka ́s Berries. Luego de realizar los análisis interno y externo de la
compañía y por medio de la aplicación de la matriz de complejidad vs beneficios se pudo
apreciar que, aunque la empresa tiene como core el negocio de los arándanos presenta una baja
participación en el mercado de agroexportación de estos productos. Tomando medidas para la
corrección de dicha realidad se identificó que se pueden incrementar los ingresos de la compañía
hasta aproximadamente 20 millones de soles anuales con una rentabilidad del 39%.
Para darle solución al problema principal identificado, luego de la aplicación de
herramientas como el diagrama de Ishikawa, la matriz FODA y la matriz de priorización, se
propusieron seis alternativas, las cuales están determinadas en comprar nuevos terrenos de
cultivo, alquiler de fundos para aumentar la oferta de kilos, convenios con asociaciones y/o
comunidades campesinas, segmentar y enfocarse en los clientes más rentables, ofrecer las
variedades de arándanos de mayor aceptación en el mercado (manteniendo el precio para el
consumidor) y el desarrollo de oficinas comerciales fuera de Perú. Y luego de la evaluación
realizada a través de la priorización de alternativas, la propuesta que se encontró más viable de
implementar fue la del desarrollo de un convenio agrícola con la comunidad de Chambara
(ubicada al noreste de Lima) para la siembra, cultivo y cosecha de 200 hectáreas de arándanos.
Para el desarrollo de este proyecto se ha presupuestado una inversión de $ 14,840,216.93, para luego de hacer el análisis respectivo tenemos un VAN de $9’650,121 y un TIR del 30%, con un
periodo de recuperación de 2.9 años, motivo por el cual consideramos que el proyecto Chambara
es rentable.
