Abstract
La empresa BF inició sus actividades el año 2000, especializada en calzado de moda
exclusiva. Comercializa su producción de calzado, de fabricación propia y de importación, a
través de 24 tiendas propias a nivel nacional. Su especialización en la moda de calzado le ha
permitido posicionar su marca, la cual es reconocida en el mercado peruano. Debido a que la
empresa ha recibido observaciones de sus financiadores en relación con sus altos inventarios,
el objetivo de la consultoría fue identificar el problema principal a través del análisis de las
principales causas y brindar propuestas de alternativas de solución. En consecuencia, el
problema identificado fue la deficiencia en los procesos de reposición y gestión de
inventarios. Dicho problema se origina en un pronóstico de demanda incompleto, que genera
la acumulación de inventarios de campañas anteriores, obsolescencia de éstos e ineficiencia
en el uso del capital invertido. Basados en el análisis interno y externo, revisión de literatura
y análisis causa-raíz, se encontró cuatro alternativas de solución, las cuales están orientadas a
la mejora del pronóstico de demanda, determinación de las compras, organización del
almacén y mejora de la gestión de los inventarios.
The BF company began its activities in 2000, specializing in exclusive fashion footwear. It trades its own production and imports footwear through 24 stores nationwide. His specialization in footwear fashion has allowed to position his brand, which is recognized in the Peruvian market. The objective of the consultancy was to identify the main problem through the analysis of the main causes and provide proposals for alternative solutions. Consequently, the problem identified was the deficiency in the replenishment and inventory management processes. This problem originates from an incomplete demand forecast, which generates the accumulation of inventories from previous campaigns, their obsolescence and inefficiency in the use of the invested capital. Based on internal and external analysis, literature review and root cause analysis, four solution alternatives were found, which aim to improve demand forecasting, determine purchases, organize the warehouse, and improve inventory management.
