Abstract
El propósito de la presente consultoría es la determinación de una alternativa de solución
que resuelva el problema principal que afecta a la gestión de LGM Asociados SA. Para este
fin, se describe la situación general de la organización y su historia. Asimismo, se efectuó un
análisis externo mediante la metodología PESTE para advertir las oportunidades y amenazas
de su entorno, de igual forma, un análisis interno a través de la metodología AMOFITH para
identificar sus fortalezas y debilidades, además, se realizó un análisis de la industria con el
modelo de las cinco fuerzas propuesto por Porter (2015) para comprender la atractividad y
rentabilidad de su industria.
Los resultados de estos análisis, permitieron identificar problemas los cuales impactan
negativamente a la gestión de la organización. Después, se plantearon criterios para
determinar el problema principal y, a continuación, se examinaron las características
cualitativas, cuantitativas y las principales causas de este problema.
Se propusieron tres alternativas de solución para resolver el problema principal, así
como, las causas que las producen. Estas alternativas fueron evaluadas con seis criterios.
Asimismo, se presentó un plan detallado y presupuesto para implementar la alternativa de
solución. Además, se identificaron factores clave para una exitosa implantación de la
alternativa de solución seleccionada. Finalmente, se describen los resultados esperados, entre
los que destacan: (a) incremento del volumen de ventas, (b) diversificación de cartera de
productos y servicios, (c) determinación de una estrategia de ventas, entre otros.
The purpose of this consultancy is to determine an alternative solution that solves the main problem that affects the management of LGM Asociados SA. For this purpose, the general situation of the organization and its history are described. Likewise, an external analysis was carried out using the PESTE methodology to warn of the opportunities and threats in its environment, in the same way, an internal analysis through the AMOFITH methodology to identify its strengths and weaknesses, in addition, an analysis of the industry was carried out with the model of the five forces proposed by Porter (2015) to understand the attractiveness and profitability of their industry. The results of these analyzes allowed to identify problems which negatively impact the management of the organization. Then, criteria were raised to determine the main problem, and then the qualitative and quantitative characteristics and the main causes of this problem were examined. Three alternative solutions were proposed to solve the main problem, as well as the causes that produce them. These alternatives were evaluated with six criteria. Likewise, a detailed plan and budget was presented to implement the alternative solution. In addition, key factors for a successful implementation of the selected alternative solution were identified. Finally, the expected results are described, among which are: (a) increase in sales volume, (b) diversification of the product and service portfolio, (c) determination of a sales strategy, among others.
