Abstract
Ilko Perú SAC es una empresa fundada en 1995 dedicada a la comercialización de
artículos de limpieza y menaje para el hogar, perteneciente al Grupo Corporativo Empresas
Virutex Ilko con presencia en 22 países. En el Perú, su estrategia de negocio se basa en fabricar,
importar y comercializar dos importantes líneas de negocios: Artículos de Limpieza y Menaje
de Hogar.
El objetivo de la consultoría fue identificar la mejor opción para ganar mayor
participación en el mercado local de bolsas de basura. En dicha investigación se identificó
como problema principal la falta de integración de la cadena de suministros para el acopio del
Polietileno de Baja Densidad, principal insumo para la fabricación de las bolsas de basura,
conforme a la Matriz de Vester elaborada. El análisis causa efecto determinó que las causas de
dicho problema son la falta de planificación para la integración, la carencia de una máquina de
lavado de residuos de Polietileno de Baja Densidad, el alto costo de equipo de lavado, y la falta
de proveedores que reciclen altos volúmenes del insumo.
Para solucionar este problema, previo análisis causa-raíz, análisis interno, análisis
externo, literatura revisada, y los aportes del equipo multidisciplinario de la empresa, se
identificaron tres alternativas de solución, de las cuales se escogió la alternativa consistente en
la integración de la cadena de suministros hacia la fuente con equipo de lavado propio, luego
de realizarse un Árbol de Decisión, un análisis comparativo económico financiero y un análisis
cualitativo. Para implementar dicha solución, se hace un estimado de la inversión requerida, se
propone un Gantt con actividades y responsables asignados, y se proponen recomendaciones
para mejorar la competitividad de la empresa en el mercado local.
Ilko Perú SAC is a company founded in 1995 dedicated to the commercialization of cleaning supplies and household items, belonging to the Corporative Grupo Empresas Virutex Ilko with a presence in 22 countries. In Peru, its business strategy is based on manufacturing, importing and marketing two important lines of business: Cleaning Supplies and Household Items. The objective of the consultancy was to identify the best option to gain greater participation in the local market for garbage bags. In this investigation, the main problem was identified as the lack of integration of the supply chain for the collection of Low Density Polyethylene, the main input for the manufacture of garbage bags, according to the Vester Matrix prepared. The cause-effect analysis determined that the causes of this problem are the lack of planning for integration, the lack of a washing machine for low-density polyethylene waste, the high cost of washing equipment, and the lack of suppliers that recycle high volumes of the input. To solve this problem, after root cause analysis, internal analysis, external analysis, literature reviewed, and the contributions of the company's multidisciplinary team, three solution alternatives were identified, of which the alternative consisting of the integration of the supply chain to the source with its own washing equipment, after carrying out a Decision Tree, a comparative economic-financial analysis and a qualitative analysis. To implement this solution, an estimate of the required investment is made, a Gantt is proposed with assigned activities and managers, and recommendations are proposed to improve the competitiveness of the company in the local market.
