Abstract
La Compañía Nacional de Chocolates de Perú (CNCH) del Grupo Nutresa es una
empresa dedicada a la comercialización y distribución de productos de consumo masivo
como: cocoa, modificadores de leche, chocolates, galletas, grageas, coberturas, cremas,
marshmallows, panetones, entre otros, que entró en funcionamiento a partir del 1 de febrero
de 2007. A través del business consulting efectuado se identificaron seis problemas en la
empresa, relacionados con la falta de implementación de herramientas y sistemas de
operaciones logísticas, la gestión inadecuada de almacenes, la inexistencia de una gestión del
conocimiento organizacional con uso de tecnologías de punta, el deficiente clima laboral en
el área de logística, la mala comunicación entre los miembros del área logística y el
ineficiente proceso de monitoreo de la demanda. Se determinó que la gestión inadecuada de
almacenes es el principal inconveniente por el que está atravesando la CNCH actualmente.
De igual manera, se identificó a través del Diagrama de Ishikawa que las cuatro principales
causas que originaron el problema son: (a) el exceso de stock almacenado o quiebre por falta
de stock, (b) la falta de procedimientos de las actividades logísticas y cumplimiento de los ya
existentes, (c) no se cumple con los lineamientos de la inspección integral a fin de mes y (d)
la falta de estandarización de los procesos, motivo por el cual se propuso a la aplicación del
Lean Logistics como alternativa de solución al problema hallado. Dicha opción permitirá que
el área de almacenes mejore los procesos que desarrolla y su personal se comprometa a lograr
los objetivos en el tiempo preciso. Para ello se requiere de una inversión de S/ 36,200, monto
que será asumido por la compañía y será recuperado de acuerdo a los cálculos realizados en
unos tres años, tres meses y 18 días, con un beneficio / costo de 1.27, una TIR 20%, mayor a
una tasa de descuento de 10.40%; dichos indicadores demostraron que la aplicación de la
solución es económicamente viable.
The Compañía Nacional de Chocolates de Perú (CNCH) of Grupo Nutresa is a company dedicated to the commercialization and distribution of mass consumption products such as: cocoa, milk modifiers, chocolates, cookies, dragees, toppings, creams, marshmallows, panettones, among others, which became operational as of February 1, 2007. Through the business consulting carried out, six problems were identified in the company, related to the lack of implementation of logistics operations tools and systems, inadequate warehouse management, lack of organizational knowledge management with the use of state of-the-art technologies, a poor work environment in the logistics area, poor communication between members of the logistics area, and an inefficient demand monitoring process. Inadequate warehouse management was determined to be the main inconvenience the CNCH is currently experiencing. In the same way, it was identified through the Ishikawa Diagram that the four main causes that originated the problem are: (a) the excess of stored stock or failure due to lack of stock, (b) the lack of procedures of logistics activities and compliance with existing ones, (c) the comprehensive inspection guidelines are not met at the end of the month and (d) the lack of standardization of processes, which is why the application of Lean Logistics was proposed as an alternative to solution to the problem found. This option will allow the warehouse area to improve the processes it develops and its staff to commit to achieving the objectives in the precise time. For this, an investment of S / 36,200 is required, an amount that will be assumed by the company and will be recovered according to the calculations made in about three years, three months and 18 days, with a benefit / cost of 1.27, an IRR of 20 %, higher than a discount rate of 10.40%; these indicators demonstrated that the application of the solution is economically viable.
