Abstract
Piper Solutions S.A.C, es una empresa que inició sus operaciones en el año 2015,
perteneciendo principalmente al sector servicio y de manera específica al subsector de
tecnología e información, teniendo como principal servicio la aplicación de inteligencia
operativa para brindar soluciones a sus clientes del sector industrial. Dentro de su principal
propuesta de valor es brindar servicios de implementación y desarrollo del sistema Plant
Information (PI System), que es considerada como una herramienta estándar para la gestión
de información operativa en tiempo real.
El objetivo de ésta consultoría es identificar y priorizar el problema central de Piper;
Los gerentes, que también son los socios de Piper, no se encuentran enfocados en la gestión
estratégica realizando netamente tareas operativas. El cual ha generado una disminución en
sus ventas a comparación del año 2018 y un estancamiento organizacional, que no le ha
permitido lograr expandir sus operacionales nacionales e internacionales. Para ello se
utilizaron las metodologías de Design Thinking y la Matriz de Impacto versus Complejidad
que ayudaron a determinar el problema principal. Para identificar las diversas causas que
originan el problema central se realizó una entrevista a la Gerencia utilizando como
herramienta el Diagrama de Ishikawa y para su priorización una Matriz de Criticidad, se
corroboró que las causas principales son: (a) Piper no tiene una metodología de trabajo para
la gestión de proyectos, (b) Desorden en la descripción de cargo y roles y (c) Falta de
medición en los alcances de sus objetivos.
Basado en el análisis de este grupo consultor, la cual fue complementada con la
literatura presentada en el capítulo IV, se plantea implementar: (a) Reestructuración de
funciones y organigrama de Piper, (b) Implementación de la metodología Ágil de software
SCRUM y finalmente (c) Implementar un Cuadro de Mando Integral; por lo que esto permitirá mejorar la Gestión de sus procesos, aumentar la satisfacción de sus clientes y
mejorar sus ventas.
Piper Solutions SAC, is a company that began its operations in 2015, belonging mainly to the service sector and specifically to the technology and information subsector, having as main service the application of operational intelligence to provide solutions to its customers’ industrial sector. Its main value proposition is to provide implementation and development services for the Plant Information System (PI System), which is considered a standard tool for managing operational information in real-time. This consultancy aims to identify and prioritize Piper's central problem; the Managers, who are also Piper's partners, are not focused on business management, basically performing operational tasks. Which has generated a decrease in its sales compared to 2018 and an organizational stagnation, which has not allowed it to expand its national and international operations. For this, the Design Thinking methodologies and the Impact versus Complexity Matrix were used, which helped determine the main problem. In order to identify the various causes that originate the central problem, an interview was conducted with Management using the Ishikawa Diagram as a tool and for prioritization a Criticality Matrix it was confirmed that the main causes are: (a) Piper does not have a work methodology to project management, (b) Disorder in the job description and roles and (c) Lack of measurement in the scope of its objectives. Based on the analysis of this consulting group, which was complemented with the literature presented in chapter IV , it proposes to implement: (a) Restructuring of functions and Piper's organization chart, (b) Implementation of the Agile methodology of SCRUM software and finally (c) Implement a Balanced Scorecard; Therefore, this will allow you to improve the management of your processes, increase customer satisfaction and improve your sales.
