Abstract
La presente tesis consiste en una consultoría realizada a Ferreyros S.A. empresa del
grupo Ferreycorp y representante de Caterpillar Inc. en el Perú, los servicios que ofrece al
mercado son la venta de maquinarias, repuestos y servicios postventa.
El objetivo de la consultoría es encontrar oportunidades de mejoras en el proceso de
reparación de motores que le permita a Ferreyros brindar un mejor servicio a sus clientes. La
tesis inicia con un análisis a los contextos internos y externos de la empresa, lo que permitió
construir una matriz FODA y definir estrategias que fueron las guías para elaborar las
propuestas.
De las entrevistas realizadas a los ejecutivos de Ferreyros y del análisis a los datos del
proceso se encontró que el problema principal es el tiempo usado para las reparaciones de
motores, los cuales están fuera del rango de la oferta que Ferreyros ha indicado a sus clientes.
Para encontrar las causas principales se ha utilizado herramientas como los diagramas de
Ishikawa y Pareto, los cinco ¿Por qué? y se evaluó las 7’Ms del proceso productivo, con las
cuales se determinaron cuatro causas principales, consolidando la causa principal en los
procesos de la planificación y la programación de las operaciones en los talleres.
Trabajar en estas causas principales permitirá a Ferreyros estar preparado y optimizar
su flujo de reparaciones. Para esto se ha propuesto la creación de un área de analítica
avanzada para generar modelos de predicción de llegadas de reparaciones, de necesidad y
distribución de repuestos, que sumados a la implementación de un sistema de planificación de
programación avanzada APS, permitan alcanzar el objetivo, para los cual se estima una
inversión de US$ 1.24 millones, consiguiendo un ahorro de US$ 3.93 millones en los
próximos cinco años y recuperando la inversión en dos años y medio.
This thesis consists of a business consulting about Ferreyros S.A. a company of the Ferreycorp Group and dealer for Caterpillar Inc. in Peru, the services it offers to the market are machinery and spare parts sales and after-sales services. The objective of this business consulting is to find opportunities to improve the engine repair processes that will allow Ferreyros to give a better service to their clients. This thesis begins with an analysis of the internal and external contexts of the company, which allowed us to build the SWOT matrix and define strategies that were the guides to prepare our proposals. From the interviews carried out with Ferreyros executives and the analysis of the process data, we found that the main problem is the time used for engine’ repairs, which is out of the range of the offer Ferreyros indicated to their clients. To find the main causes, we used tools like the Ishikawa and Pareto diagram, the 5 whys technique and evaluated the 7'Ms of the production process, with which we determined four main causes, consolidating the main cause in the planning and programming processes of operations in the workshops. Working on these main causes will allow Ferreyros to be prepared and optimize their repairs flow. Our proposal is the creation of an Advanced Analytics Office, to generate prediction models for repair arrivals and the need and distribution of spare parts, which, added to the implementation of the Advanced Programming and Scheduling System (APS), will allow Ferreyros to achieve the objective. We are estimating an investment of US$ 1.24 million, allowing a US$ 3.93 million in savings for the next five years and an investment recovery in two and a half years.
