Abstract
MDP Consulting S.A.C. es una empresa del sector de las Tecnologías de la
Información (TI) fundada en el año 2006, cuenta con 17 años de experiencia ofreciendo
servicios disruptivos. La empresa ofrece dos líneas de negocio: los servicios gestionados, los
cuales están enfocados en el desarrollo de soluciones tecnológicas de forma ágil y eficiente; y
los servicios de outsourcing, que consiste en la búsqueda, selección y contratación de
profesionales calificados que se integran al cliente con el objetivo de incrementar la
productividad. El objetivo principal de la consultoría fue determinar los principales
problemas que afronta la compañía y que impactan en su posicionamiento en el mercado. Se
utilizó el análisis PESTAL y las Cinco fuerzas de Porter para identificar las variables del
entorno, se utilizó la metodología AMOFHIT y se establecieron reuniones con la Gerencia de
Transformación para identificar las variables internas que impactan en la situación actual de
la organización. Se elaboró un análisis integral de la organización para comprender la
interacción del colaborador con las distintas áreas de la empresa, ya que impactan en su
experiencia dentro de la organización. Con base a los resultados de los diferentes análisis se
determinó que el principal problema fue la alta rotación de los colaboradores de la generación
millennials, quienes conforman la principal fuerza laboral de la empresa. Se delimitaron las
principales causas asociadas al problema por medio del diagrama de Ishikawa y la Matriz de
Causa-Raíz con la finalidad de plantear alternativas de solución, las cuales fueron sometidas a
una evaluación de factibilidad a través de la metodología del triángulo de hierro y otras
variables críticas para elegir o desestimar las alternativas propuestas. Luego de ello se
concluyó que la aplicación de estrategias de atracción y retención serían las más idóneas para
solucionar el problema de la rotación del personal. Los resultados cualitativos y cuantitativos
demuestran la viabilidad del proyecto, resultando una VAN de S/ S/ 198.184,62 , TIR
mensual de 3% y TIR anual de 42%.

MDP offers two lines of services: managed services, which are focused on the development of technological solutions in an agile and efficient way; and outsourcing services, which are focused on the recruitment, selection and hiring of qualified professionals for clients in order to increase their productivity. For making it possible, MDP provides a useful management capability to each client. The main objective of the consultancy was to determine the main problems that the organization faces and how they impact its market share. The PESTAL and Porter's Five Forces analysis were executed to identify the environmental variables, the AMOFHIT methodology was used along with meeting with the head of Transformation Management’s department to identify the internal variables that impact on MDP’s current situation. A holistic analysis of the organization was prepared to understand the interaction of the employee with the different areas or departments of the company, since they impact on the employee experience. It was concluded that the main problem was the high turnover of millennial employees, who are the main workforce of MDP. The main causes associated with the problem were delimited by the elaboration of the Ishikawa diagram and the Root-Cause Matrix in order to propose solutions, which were subjected to a feasibility evaluation through the iron triangle methodology and other critical variables. It was concluded that the application of attraction and retention strategies would be the most viable to solve the problem of staff turnover. The qualitative and quantitative results demonstrate a NPV of S/ 81,395, a monthly IRR. of 3% and annual IRR of 42%.
